Agiles Arbeiten in Startups und kleinen Teams
In dieser Episode spreche ich mit Birgit Pohl, Gründerin und Agile Coach, über die Herausforderungen und Best Practices für kleine Teams und Startups. Agile Produktentwicklung, Scrum in Mikroteams, und Flexibilität im Startup stehen im Mittelpunkt. Wir erfahren, wie kleine Teams durch cross-funktionale Zusammenarbeit und Hypothesen-getriebene Entwicklung erfolgreich sind, auch wenn sie nicht über klassische Scrum-Teams verfügen.

Während auf der einen Seite Scrum immer mehr in Kritik gerät - Stichwort Entlassungswelle bei Scrum Mastern - gibt es auf der anderen Seite gerade einen Hype im Bereich OKR.
Was steckt dahinter?
Kann man das überhaupt vergleichen?
Oder macht eher beides Sinn?
Darüber spreche ich mit Nora Pfützenreuter, OKR Master und Agile Coach
OKR bekommt als agiles Framework auf strategischer Ebene immer stärkere Bedeutung. Dabei sind viele Elemente analog zu Scrum und das macht die Anwendung auch so einfach übertragbar. Trotzdem ist natürlich die Bedeutung der Elemente inhaltlich anders:
Scrum Planning - OKR Drafting
Scrum Daily - OKR Check in
Scrum Review - OKR Review/Reflexion
Scrum Retrospektive - OKR Retrospektive
Wie so oft bringt die Kombination beider Frameworks auf den unterschiedlichen Flughöhen den größten Nutzen für das Unternehmen, wie wir beide an einem einfachen Beispiel erläutern.

Es gibt zwei Arten von Auftragsklärung - eine für dich persönlich als Mitglied des ProjektTeams - egal in welcher Rolle - und eine für das Projekt als solches. Denn das Projekt ist ja schließlich auch ein Auftrag der Geschäftsführung an das Team ein Problem zu lösen. Und dieser Auftrag muss auch klar beschrieben sein.
In dieser Folge 2 zum Thema Auftragsklärung geht es also um die Projekt Charta - oder den Projektauftrag, der eine Grundlage für das umzusetzende Projekt liefert. Es ist extrem wichtig einem Projekt von Anfang an den richtigen Rahmen zu geben. Ich nenne es mal neudeutsch - das Projekt richtig zu framen. Hilfreich ist die Erstellung und Pflege einer Projekt Charta, denn 80% der Probleme im Projekt und im Team haben ihre Ursache in einem schlecht aufgesetzt Rahmen (für Projekt und Team).
In dieser sind 6 Punkte ausschlaggebend:
1. Der Zweck des Projekts
2. Die Grenzen des Projekts
3. Menschen und Zusammenarbeit
4. Ressourcen
5. Risikomanagement
6. Genehmigung
Die Projektcharta ist auch eine hervorragende Quelle für Themen in der Retrospektive. Denn die Aktualisierung und das Re-Framing der Projektcharta ist eins der wesentlichen Aspekte von Offenheit im Projekt nach agilem Mindset. Wenn wir sehen, dass sich von dem Stand bei Projektstart bis jetzt grundlegend etwas verändert hat (und das ist oft ein Ergebnis der Retro), dann muss das mit den Stakeholdern besprochen werden und letztlich muss die Charta darauf angepasst werden. Nichts ist schlimmer als ein Projekt sehenden Auges ins Verderben rennen zu lassen, wenn bestimmte Risiken oder Missverständnisse eintreten und die nicht gemanaged werden.
Die ersten Tage in einem Projekt sind oft die Wichtigsten - Ohne eine sinnvolle Auftragsklärung steht der Erfolg schon nach der ersten Woche auf der Kippe!
Daher ist es sehr wichtig ganz am Anfang eines Projektes oder deines Jobs die Dinge zu klären, die über den Erfolg des Projektes und über deinen Erfolg entscheidend sind:
A: Grundlegende Projektinfos, wie z.B.
B: Die Erwartungen an Deine Arbeit
Aber halt - hier ist für die Rolle Scrum Master der Kontext wichtig - wird agil mit einem bestimmten Zweck verfolgt?
Um das herauszufinden, gehe folgendermaßen vor:
Erst dann macht es Sinn die alles entscheidende Frage zu stellen: "Welche Unterstützung wünscht ihr euch von mir als Scrum Master?"
Damit pflanzt du den Samen deines Erfolges - und natürlich auch des Projekterfolges. Nur wenn du und dein Auftraggeber/Arbeitgeber hier ein gleiches Verständnis haben, wird es was!

Es gibt 3 Szenarien, auf die du dich einstellen musst, wenn du dich für eine Stelle als Scrum-Master oder Agile Coach bewirbst:
Agile Unternehmen brauchen weniger dedizierte Scrum Master, da sie Agilität mit jeder Phase ihres Mindsets leben. Warum über etwas sprechen und jemanden einstellen für etwas, was sowieso schon da ist?
Pseudo-agile Unternehmen üben Druck aus und sehen im Scrum Master den Heilsbringer für alle Probleme - oder später dann den Sündenbock, wenn es keine schnellen Ergebnisse bringt.
Nicht-agile Unternehmen brauchen Scrum Master oder Agile Coaches am dringendsten, verstehen aber ihre eigene Lage nicht und scheuen die Ausgaben

Wie schätzen wir am besten den Aufwand bei Anforderungen - in Storypoints oder in Zeiteinheiten wie Stunden oder Tagen?
Dieser Frage eines Hörers meines Podcasts widme ich diese Folge.
Die einfache Antwort lautet natürlich - Storypoints!
Aber so einfach ist das dann auch nicht. Was ist, wenn das Team, dein Unternehmen oder andere Abteilungen rebellieren und eine Schätzung in Stunden fordern?
Da hilft nur - Verständnis - und zwar Verständnis von Storypoints - was ist das eigentlich?
Storypoints sind einheitenlose Vergleichszahlen um Anforderung relativ zueinander einschätzen zu können.
Die Vorteile liegen auf der Hand - Wir können unserem Bauchgefühl, unserer Erfahrung - letztlich unserem Unterbewusstsein folgen und brauchen keine tiefgreifenden Analysen.
Das geht schnell, einfach, wir können mit Storypoints planen und unsere Effizienz erhöhen - wie das geht, erfährst Du in dieser Folge.

Das Jahr neigt sich dem Ende, die Tage sind vorwiegend dunkel, nass und kalt. Das ist die Zeit, es sich drinnen gemütlich zu machen, mit warmem Kerzenlicht und sanfter Musik in einer warmen gemütlichen Wohnung. Das Ende des Jahres ist traditionell eine Zeit der Besinnung und des Zurückblickens.
