Winning a contract with a major customer can feel like a breakthrough. But if that customer controls your payment terms, represents too much of your revenue or fails before paying you, the contract can become an existential threat.
In this solo episode, Peter Boolkah uses the 2018 collapse of Carillion to examine business ethics, customer concentration and the risks small companies accept when working with much larger organisations.
The lesson is simple: winning revenue is not enough. You must understand who you are trading with, protect your cash flow and be willing to reject relationships that place all the risk on your business.
You’ll discover:
A business that depends on one dominant customer is not genuinely independent. The objective is to build a resilient company with strong customers, fair terms and enough financial strength to survive when someone else fails.
HISTORICAL NOTE
This episode was recorded in February 2018, shortly after Carillion’s collapse, and contains Peter’s contemporaneous opinions about named companies and individuals. Some financial figures quoted during the discussion were early estimates or recollections and should not be treated as definitive historical figures.

ABOUT PETER BOOLKAH
Peter Boolkah is a business coach, author and speaker who has spent more than 20 years helping business owners build stronger, more valuable businesses that do not depend on them for everything.
He is the creator of The Hamster Wheel Trap® and author of Your Business Sucks: Build a Business That Works Without Destroying Your Life.
Peter works with founders and leadership teams on the issues that ultimately determine whether a business creates freedom or becomes another job: leadership, founder dependency, people, profit, execution, scaling, exit readiness and enterprise value.
His approach is direct, practical and built around one simple question:
Do you own the business, or does the business own you?

Most business owners return from conferences with a notebook full of ideas—and then slip straight back into the same routines.
Information alone does not improve a business. What matters is identifying the one or two ideas that could make a genuine difference and then implementing them.
In this solo episode, Peter Boolkah explains how to get practical value from conferences, seminars and workshops. He also makes the case for bringing your senior leadership team with you so that everyone hears the same ideas, develops a shared perspective and takes responsibility for the resulting action plan.
You’ll discover:
When the founder learns alone, the founder must also explain, persuade and drive every resulting change. Shared learning reduces that dependency by allowing the leadership team to understand and implement the ideas together.

Is your business prepared for difficult economic conditions—or does it only work when the market is favourable?
In this solo episode, Peter Boolkah explains why business owners must pay attention to external trends before those trends become immediate problems.
The objective is not to become so cautious that you miss today’s opportunities. It is to build a resilient business that can generate cash during strong conditions, respond intelligently when the market changes and avoid dragging the founder back into constant firefighting.
You’ll discover:
If your business can only succeed during favourable conditions, it is not genuinely resilient. Strong leadership means preparing for change while continuing to make the most of the opportunities available today.

Many owners regard HR as bureaucracy that slows the business down. But when people become the primary constraint on growth, weak people systems create expensive mistakes and leave the founder handling every recruitment, performance and development problem.
In this solo episode, Peter Boolkah explains the four areas growing businesses must address if they want to build a productive, capable team.
The four people systems are:
You’ll discover:
A business cannot become less dependent on its founder when every hiring decision, performance problem and development conversation still requires the owner’s personal involvement.

If sales only work when the founder handles the conversation, you don’t yet have a scalable sales engine. You have another form of founder dependency.
In this solo episode, Peter Boolkah presents five stages for creating a sales process that other people can understand, follow and eventually master.
It begins by identifying exactly whom the business should serve. Peter then works through the customer’s decision-making journey, ownership of each stage, documenting the founder’s sales logic and developing the team through sustained training and practice.
The five stages are:
You’ll also discover:
A business becomes less dependent on its founder when successful sales conversations stop being personal instinct and become organisational knowledge.

If your business is growing quickly, your biggest constraint may no longer be revenue or strategy. It may be the number and quality of people available to execute the plan.
The problem is that recruitment takes much longer than many owners expect. Finding the right person, completing the interview process, waiting through their notice period and helping them become productive can take many months.
If you wait until the business desperately needs somebody, you have already waited too long.
In this solo episode, Peter Boolkah explains how to create a practical people plan by designing the future organisational structure and working backwards from when each person needs to be fully effective.
You’ll discover:
Originally recorded in January 2018, this episode contains references to that year’s planning cycle. The underlying lesson remains highly relevant: build the team before growth turns a predictable recruitment requirement into an operational emergency.

What happens when leaders repeatedly notice poor behaviour but say nothing because they want to avoid confrontation?
The issue rarely disappears. Instead, the frustration builds until an otherwise minor incident causes the emotional volcano to erupt.
In this solo episode, Peter Boolkah explains why delayed conversations create anger, confusion and unnecessary damage inside a team. He explores the importance of candour and draws on Marshall Goldsmith’s concept of “feedforward”: giving people clear guidance about what needs to change in the future.
You’ll discover:
A business cannot operate independently when managers avoid difficult conversations and every unresolved people problem eventually lands with the founder.

Many skilled tradespeople and specialists believe they own businesses. But if the income stops as soon as they stop working, what they really own may be a demanding self-employed job.
In this solo episode, Peter Boolkah explains why technical expertise can become a “beautiful prison” complete with a good income and all the outward signs of success, but entirely dependent on the owner continuing to do the work.
Using the example of a personal trainer who wants to become a genuine business owner, Peter explores the shift from doing the technical work to building the people and capabilities required for a business that can operate, grow and eventually be sold.

This episode contains one of the earliest and clearest expressions of the philosophy behind The Hamster Wheel Trap®:
Do you own the business or does the business own you?

Do you mentally write off December and tell yourself that everything can wait until January?
Peter Boolkah calls this the “11th-month trading trap”: the tendency for business owners to stop making decisions at the end of November, drift through December and begin the New Year without a clear plan.
In this short solo episode, Peter explains why there are 52 trading weeks in the year not 48 and why your business plan cannot remain inside the owner’s head.
