The Commonwealth supplies less than half the revenue of Australia's universities and sets very nearly all of their terms.

We have spent a decade arguing about fees, caps, international student numbers and research funding, and each of those arguments quietly settles the larger question — what universities are actually for — without ever putting it to a vote. Price a humanities degree high enough and you have made a claim about the worth of the humanities. You have simply made it with a spreadsheet rather than an argument.

Professor Alistair Noble has worked inside almost every model this country uses to answer that question: the large public research university, the private specialist college, the regional university, and now a small independent institute. In this conversation he declines the framing I brought him — that universities are becoming trade schools — and offers a better one. Then he shuts the door on his own argument for lighter regulation, and does it honestly.

Every incentive system that fails is easy to criticise. The difficult ones are those that work.

In the late 1990s David Harvie sold for a firm that ran its Sydney floor as a concentric ring: new arrivals on the outside, moving inward as they succeeded, progressing through a hierarchy of birds toward the falcon. Individual numbers went up twice a day, visible to everyone. He reached the top tier and was flown to New York. He also, some time later, found himself unable to get out of bed. Asked to render a verdict on the system, he does not hedge: it worked.

This conversation follows what a person does with that experience. Harvie leads direct sales at Totality, formerly Saxo Australia, and has built a health venture for time-poor fathers alongside it. He and I studied leadership philosophy together as postgraduates, which makes him one of the few people I can ask which of those philosophies survived contact with a target — and which quietly died.

For the better part of a decade the surveys have promised imminent transformation, and for the same decade the earnings impact has stayed flat. Jay Fontanini's argument is that this is not evidence of a fraud but the signature of a general-purpose technology mid-adoption — the dynamo was ready long before the factory was rebuilt around it. The complementary investment that matters most, he contends, is not better software. It is human capital, and at the centre of that, judgement.

Which raises the harder question the conversation works: if the models are now a near-substitute for the quick reasoning and rapid recall that peak early in a career, then the entire human premium falls on the accumulated, seasoned kind of intelligence that cannot be hurried into existence. Jay teaches executives through the structure of the medieval trivium on the principle that no stage can be skipped — and reports that they do not give up at the difficult foundations, but at the middle, where thinking with the tool actually begins.

The second essay in the Prior Obligations series, released as articles in audio format, follows a number from birth to dashboard. When a felt condition becomes a score out of one hundred, it acquires an owner, a target, and a budget — everything except a cure — and the question of which way its correlations actually run turns out to matter more than the score itself.

In This Article:

• A score is never merely descriptive; the moment it exists it acquires the apparatus of institutional life, and the apparatus acquires an interest in the condition's persistence.
• When a measure becomes a target it stops measuring; employees who notice their answers have consequences soften the answers.
• The headline correlations run at least as plausibly in reverse: the confident and secure adopt demanding tools, the anxious abstain.
• The score may be measuring the team, not the technology — where interpersonal risk is survivable, the anxieties are conversation topics.
• The exemplars are chosen for the legibility of their numbers, not the durability of their results; the metric nobody dashboarded was quality, and it reversed the flagship strategy when it finally arrived.

A Thought With Which To Sit: "A number is easier to own than a failure, which is why failures are so often converted into numbers."

This week I begin a five-part series, Prior Obligations, released as articles in audio format. It starts with a farmer in a harvester cabin and an executive who never learned to type, because the newest anxiety about AI at work — six forms of "psychological debt", per a much-circulated Harvard Business Review piece — describes a transition from doer to decider that is generations old. The question is not whether the feelings are real. It is who owes the debt.

In This Article:

• The shift from doer to decider predates the technology by generations; the farmer and the typing pool made it before anyone prompted a model.
• The felt experience of deskilling and identity threat is real and consequential, whatever becomes of the framework that names it.
• An ordinary restructure inflicts every one of the six so-called debts in a single quarter, and nobody coined a metaphor for that.
• Cognitive offloading is not a condition awaiting a mitigation programme; it is what happens when nobody leads the use of the tool.
• The genuinely new element is fluent output at the frontier of the user's competence — the one place the user cannot check it.

A Thought With Which To Sit: "The average restructure inflicts every form of the newly itemised debt in a single quarter, more deeply than AI has managed in three years, and nobody ever coined a metaphor for it."

An employee who is not spending enough money is not doing their job properly.

That is not satire. It is the logic of a productivity metric currently in use in organisations measuring their people by token consumption — and the model provider sends a small perspex award to mark the achievement.

Brett Raven has spent twenty-five years being held accountable for the numbers that artificial intelligence programmes are now generating in abundance. He has been chief technology officer inside fast-moving e-commerce businesses, advised the C-suite at Salesforce on enterprise architecture, and led an experience-platforms delivery practice at Accenture across the Asia-Pacific. He now works as a fractional chief information officer, which means he is called after the transformation has stalled.

His position is blunter than his commercial interests would recommend: there is a bubble, the pilots are not converting, and the reason has almost nothing to do with the technology. This conversation works the seam between what artificial intelligence is claimed to deliver and what, on the evidence, it actually does.

Takeaways

1. The bubble is in the capital structure, not in the capability — and the two claims are routinely confused.
2. The rules governing entry to the world's major equity indices were rewritten in a matter of weeks by private firms, with no regulator, no published impact analysis, and no appeal. One provider refused, which proves the rest had a choice.
3. Token consumption is not a productivity measure. It is conspicuous consumption with a trophy attached, designed by the party collecting the revenue.
4. What kills these projects is expectation management and change management. It is almost never the technology.
5. Organisations do not need an artificial intelligence strategy, and they do not need a chief artificial intelligence officer. They need a business strategy specific enough to say which capability moves which number.
6. The failed-pilot statistics are partly misread — but the defence only holds for firms that can afford genuine exploration, and almost none can.
7. "Hours saved" is a claim about a counterfactual, and it rarely survives the question of where the hours went.

A post came across my feed this week that I have not been able to put down. A client wanted a Chief AI Officer and told its search partner not to look for a technologist, because the technologists were already in the building. What was missing was the capacity to prioritise between competing uses, to stop things, to hold anyone to a horizon beyond the next quarter. The search partner pressure-tested that brief rather than simply filling it, which is rarer in his profession than it ought to be, and the result is the most thoughtful version of this specification I have seen. It is also, I think, a specification for a job that already exists and is already occupied. What follows is a critique of the environment that produces such vacancies, not of the people navigating it — and it ends somewhere less comfortable than it begins, with the question of what a new office actually protects.

In This Article

• Read the requirements as a list and they describe the strategy function; the client has specified a Chief Strategy Officer and attached a technology to the title.
• An organisation that appoints someone to run its artificial intelligence has already conceded that the work sits alongside how it creates value rather than inside it — the very separation the appointment was meant to prevent.
• The Chief Digital, Transformation and Innovation Officers were scaffolding, and scaffolding properly understood carries a removal date that these offices are never given.
• Executive saturation is a real constraint and also the most respectable available account of an incapacity nobody wishes to name.
• The new office comes with an insurance policy: if the appointee succeeds nothing had to change, and if the appointee fails the search firm or the individual carries the blame — either way the incumbents are the one party the outcome never implicates.

A Thought With Which To Sit

The instinct to create a post rather than confront an incumbent is not an operational decision. It is a governance evasion, and it is available precisely because creating a role requires no one to be told anything unwelcome.

We call the move from doing the work to managing the people who do it a promotion — as though there were only one direction worth travelling. Jarrod Myers took that step, ran it for a year, read the results honestly, and stepped back down. This is a conversation about what he learned in the year he held the title, and why giving it back was an act of judgement rather than a failure of nerve.

Jarrod now runs his own venture, Off Script Ventures. Before that he spent more than a decade in enterprise technology sales; before technology, the better part of a decade in social work and international development; and before that, representative Australian football to the edge of the professional game. The line running through those very different lives is the subject of the episode.

Every serious corporate failure of the past two decades has been examined by people who found the frameworks in good order. The register existed. The audit was passed. The certificate hung in reception. Governance, risk, and compliance was not absent at the moment things went wrong — it was present, and it did not work.

William Domanski has spent his career at the point where the framework meets the floor, and in this conversation he concedes something his profession rarely says out loud: the standards are susceptible to interpretation. Two practitioners read the same requirement, arrive at contradictory applications, and both hold valid certification. What follows from that admission is an unusually candid hour on what risk work can and cannot do — and on the demographic crisis the discipline has watched approach for forty years without moving.

Most conversations about corporate governance begin with structure—committees, charters, the machinery of oversight. This one ends on the side of a dirt road in Nepal in 1999, and the road turns out to explain the boardroom rather better than the boardroom explains itself.

In this episode of On the Subject of Leadership, I speak with Rachel Condos-Fields—Independent Non-Executive Director of Stanwell Corporation, Queensland's largest electricity generator, and founder of The WattleNest—about the gap between formal authority and actual influence, and what it costs to close it.

Rachel has watched governance from every chair in the room: eighteen years at Computershare advising the boards of some of Australia's largest listed companies, a director's seat of her own, and a founder-led venture that runs on an entirely different clock. Her verdict on the boards she watched fail is delivered without ceremony—they confused harmony with effectiveness—and her answer to a question about commitment left me, for the first time on this show, genuinely speechless.

If you sit on a board and suspect your meetings are more harmonious than they ought to be, or you are building something whose value will not be demonstrable this quarter, this conversation is worth your full attention.
