An operator overheard one of his own guys at the pay station telling a customer: just sign up, you can cancel. He pays five dollars a signup. Most car wash owners pay some version of that, and it's the reason their membership churn looks the way it does.
That employee didn't do anything wrong. He did exactly what he was paid to do.
Your comp plan is the clearest thing you will ever say to your team, and it's the only thing you say that they get paid to hear. If a signup is worth five dollars and a member who stays eleven months is worth nothing, you're going to get signups. You're just not going to keep them.

None of that shows up on a report. All of it is retention.
And the one that proves whether your team believes you: the first time somebody on your crew passes on a signup because it wasn't a fit, thank him out loud, in front of everybody. Until they see you celebrate a signup you didn't take, the retention talk is just talk.
