Have you ever imagined what it would feel like if your team brought things to you, instead of you finding out something too late?
Do you suspect your team says more to each other at smoko than they ever say to you?
Are you not sure whether you're missing the quiet signs your team is giving off, or choosing not to look?
I talk about communication flow: not the official kind, but the layer underneath it, in a look, a silence, a shared glance across a meeting. I believe that layer is important to get curious about and once you learn to read it, it becomes one of the most powerful tools you have to shift culture.
I share what it looks like when a team finds its own language for teamwork, when gossip turns into someone genuinely being encouraged to talk to the right person, and when a team holds something as personal as a health scare with total privacy, solidarity and care.
Why was a "shut door" moment one that taught me how much trust travels through the smallest things, and why I believe your team's sense of safety and predictability starts with you.
A snap team meeting, five minutes of planning together and how it turned into one text about a COVID lockdown, that said everything: "Plan B." It's an example of proactive, trusted communication and what that looks like in practice, and it's the kind of team culture I believe every leader can build.
I close with the one thing I'd invite you to try: get curious about what your team is already telling you, and start the conversations that let your voice be the one they hear loudest.
If you're ready to lead differently, this is your starting point.
Let The Living Workplace podcast build your thinking one conversation at a time. Start with the free Leadership Self-Assessment and find out exactly where you and your team are right now. Or investigate The Olive Tree Method and how to reveal the conditions around your people and open up ways to engage and evolve together differently.

Have you ever wondered what the leaders you admire most were doing that made them different from all the others?
Do you have a quiet sense you're leading on autopilot, but you're not sure what to do differently?
You would love to hear some inspiration about leading with heart, intent and purpose?
In this episode...
Nick Reich is a US-based leadership consultant working with organisations like Toyota and Delta, and the author of a new book launching September 8, Every Player is Bigger than the Program: A People-First Playbook for Building High Performing Teams. I can't recommend this book enough. It should be on every leaders desk!
In this conversation we explore the gap Nick spends his days trying to close where most people can name one or two leaders who genuinely built them up, and on average the six who we remember broke us down. His first book weaves that basketball story together with his leadership playbook, bookended by purpose and legacy, with direction, connection, excellence and enablement in between.
Nick shares why leadership isn't about getting louder, it's about getting closer. Why real self-confidence as a leader shows up in being able to say "I was wrong" and "I don't know." Why we so often replicate the leaders we've seen before, even the ones who hurt us, and what it takes to lead on purpose instead. He calls leadership love with standards, and in this episode he unpacks what that actually means in practice.
Whether or not you're a sports fan, this is a conversation about the kind of leader you want to be remembered as and the small, intentional moves that get you there.

If you’re curious and ready to lead differently. I’m so glad you’re here.
Are you part of the 78% that is disengaged at work, dropped into survival mode?
Are you feeling isolated, confused? Is the problem the team? Or maybe it is you? Or the place you’re in?
Are you asking the questions, what can be done and looking for the answers?
Highlights
This me calling out to see if The Olive Tree Method will help the disengagement so many leaders are feeling and, for me, is worse than what AI looks like in the future. This is with us now. A leader who isn't engaged, can't even think about how to start leading their team through AI adoption. They're thinking about making it to the end of the day.
Champions of the environment - The coaching philosophy: your job isn't to fix people or implement systems. It's to build up the team you have in the environment you're in, and support them as champions of that space. Champions are not the norm, they are built, refined and every detail is obsessed over! Can you look at you and your team in the same way?
"Everything depends on you" - Your nervous system state is the foundation. Your team is a direct reflection of it. That can be empowering.
Disengagement is protection, not failure - Leaders often misinterpret team withdrawal as easy resistance. It's actually a survival response to dysregulation. Understanding this can reframe how you look at how they are reacting and what to do to support them.
The Olive Tree Method reveals conditions - It's designed to quickly surface what's actually happening, initiate real conversations, and help you map where you are and where you need to be, together.
If you're ready to lead differently, this is your starting point.

If you’re curious and ready to lead differently. I’m so glad you’re here.
Do you dread your own team meetings - or suspect your team quietly does?
Is your team just getting through the agenda, or actually feeling closer to you and each other by the end?
Are your meetings something you run at your team, or something you've actually designed with them?
Highlights
Being good at meetings isn't about better agendas. It's about recognising the room you're standing in front of every week as the single best, cheapest, most repeatable opportunity you have to lead, connect and develop the team.
In this episode I own several of my own meeting mistakes, walk through two real "meetings gone wrong" stories and what they cost the business, and share three moments that reveal what meetings can build when they are run with people and engagement in mind.
I close with a simple shape-structure for a meeting people actually want to be in and explain why more meetings aren’t the enemy, more time spent in meetings isn’t the enemy. Bad meetings are the enemy.

If you’re curious and ready to lead differently. I’m so glad you’re here.
Do you find yourself passing stress down to your team without meaning to?
Is your team spending more energy reading your mood than doing their best work?
Are you the same person on a hard day as a good one, or is your team quietly bracing for impact?
Being a stable leader isn't about being perfect. It's about being someone your team doesn't have to brace against.
In this episode I pick up the COVID story from where I left it and share what happened when I invited a team to choose their environment. I also share the story of a friend's workplace transformation, why the carpark at one office told you everything about what kind of day it was going to be, and why lightening up might be the most underrated leadership tool you have.
I walk through three practical moves that shift your team from reactive to proactive, communicate changes before they land, distribute workload with awareness, and plan ahead visibly. None of them are complicated. All of them change how your team feels about who's leading them.
When your team can see you're thinking ahead for them, you stop being the person who passes the pressure down and instead start being the person who protects the ground.
There is no standing back watching someone burn.
That's the shift. And it changes everything.
If you're ready to lead differently, this is your starting point.

Are you the same leader on a bad day as a good day, or is your team bracing for impact?
Does your team spend more energy reading the room than doing their best work?
Is unpredictability in your environment quietly costing you performance without anyone naming it?
Predictability and stability aren't about running a perfect operation. They're about being someone your team doesn't have to brace against.
In this episode I unpack why these two environmental conditions move the dial on culture more than almost anything else and why when the leader becomes unpredictable, they become the biggest threat inside their own circle.
I share two real stories, a man on a commercial farm driven to a health and safety risk nobody saw coming, and a COVID moment where one decision changed the entire atmosphere of a team.
I walk through the nervous system science behind why uncertainty costs people their focus, their confidence and their best work and leave you with a cliffhanger you'll have to tune into next episode to resolve.
When the ground isn't reliable, people stop growing. They stop risking. They stop bringing their best.
This episode shows you exactly what that looks like and why it matters more than you think.

If you’re curious and ready to lead differently. I’m so glad you’re here.
Do mistakes in your team get quietly buried instead of openly discussed?
Are you worried that how you react to mistakes is creating more fear than learning?
Are slip-up's used as ammunition rather than an opportunity to support?
A mistake is a diagnostic moment for your entire culture. In one moment, in front of everyone, how you respond to someone stuffing up reveals whether what you say matches what you do, and whether it's actually safe to be honest in your team.
In this episode I share three real stories, including my own $100,000 mistake and what I did with it in a team meeting, how I handled an office intimidator’s major mistake with the same grace I gave everyone else and the moment my team talked over each other with feedback and I felt nothing but pride.
I walk through the research from Amy Edmondson, Rebecca Schaumberg and Brené Brown on what shame culture actually costs a team and the simple, practical moves that shift a team from guarded to genuinely engaged.
How you handle mistakes dictates the energy, character and loyalty of your team.
This episode shows you exactly what that can look like in practice.

Does your team protect each other or quietly work against each other?
Are you still doing the operational work when you know you should be stepping back?
Do mistakes in your team create anxiety and silence rather than learning and solutions?
Knowing safety and trust are low is one thing. Knowing what to actually do about it is another.
In this episode I share the practical side; the small, intentional moves that shift a team's dynamic from guarded to genuinely engaged. I include the simplest request I’ve ever made to a team that got eyes rolling and the ball rolling, how mistakes handled well become one of the fastest trust builders available to any leader, and where you and your team sit across Dr Timothy Clark's four stages of psychological safety.

Do you ever feel like your team goes quiet at exactly the wrong moment?
Do you find yourself making decisions without the full picture because people aren't telling you what's really going on?
Are mistakes held up as wins or disasters?
Psychological safety is the number one predictor of team effectiveness above skills, experience and individual performance. So why is it missing in most workplaces?
Through research, real stories and one moment that made it impossible to ignore I unpack what safety and trust actually looks like when they're present and when they're not. I include what happens to your best people, your decision making and your team's energy when safety is low and what shifts when you start to build it intentionally.
Safety is fundamental to team success and the #1 predictor of it’s effectiveness. Trust builds safety.
Getting these two right sets the stage for engagement and team journey.

This episode is for the leader who suspects there's a better way and is ready to find out what it is.
Are you wearing the fireman's hat more than you'd like?
Are you stuck in reactive mode, solving problems that keep coming back?
Do you sense your team has more to give but something's getting in the way?
Are you the leader who's ready to look inward, not just outward?
People-first leadership is the quality that separates the world's top 30% of organisations from the rest. It isn't about being soft or abandoning results. It's about understanding the conditions around your people and leading those intentionally so performance, engagement and team cohesion follow naturally.
I share in this episode the team transformation that started it all, what people-first leadership actually looks like in practice, and who this podcast is, and isn't, for.
