Lightbulb 1: There's never a perfect time. Stop waiting for one.
A new client kept pushing back the start of their programme, waiting for things to calm down. But the busyness is exactly why they need the programme in the first place. Things will always feel this way until something changes, and nothing changes until you do something different.

Lightbulb 2: Recognition or validation? What are you actually asking for?
A client realised what they were missing in their one-to-ones with their line manager wasn't praise, it was something more specific. Recognition and validation aren't the same, and knowing the difference changes how you prepare for these conversations and who you go to for them.

Lightbulb 3: Why covering for your team is quietly sabotaging your promotion.
A leader had been absorbing a staffing gap on their team, and the better they got at covering it, the more invisible the problem became, and the more they were pulled into tactical work instead of the strategic work their level actually requires. Just because you can doesn't mean you should.

One thread through all three: change doesn't wait for the right moment, recognition doesn't happen by accident, and quietly covering a gap doesn't solve it, it just makes sure nobody else can see it needs solving.

I'm back. Five days fully logged off, and this week's three lightbulbs come straight from the room in Marrakesh, not a coaching session.I've spent the last two years delivering a leadership programme for an organisation called BKR EMEA, and this conference marked the final in-person workshop before the next cohort starts in September. Two lightbulbs come from that room. The third is me walking my own talk on switching off completely, with no team behind me to catch anything.This week's 3 lightbulbs:Lightbulb 1: "Do we know, or are we assuming? Because if we're assuming, we don't know."A participant said this mid-discussion during a scenario exercise, and the whole table stopped. No framework, no process. Just a pattern interrupt that forces the pause, reactive leaders skip. The question that shifts a room from quick answers to actually checking what they know.Lightbulb 2: "Who has influenced your journey?"Asked as a reflection question and answered on flip charts and Post-its. None of the answers was about a skill or a model being taught. Every single one was "I saw someone do this, and it gave me permission to try it myself." That's the thing, a group programme gives you that a manual never can.Lightbulb 3: Walking the talk on The Big Week OffNo team, no VA, no one to catch what fell. So I made very clear boundary lines before I went: check emails once in the morning on specific days only, delete the apps off my phone, out of office on, and clients were told in advance. Nothing urgent came in. The wheels didn't fall off. And by day three, with a clear headspace, the ideas started coming back, including a free challenge launching in a couple of weeks.One thread through all three: intentional leadership shows up in a scenario room, in what you notice about other people, and in whether you can actually switch off when it matters.Before you go, which one landed for you? 8 hours a week back. From two alarms on a phone. No new framework. No productivity system. Just getting upstream of the problem instead of being caught in it.In this episode I'm sharing 3 lightbulbs from the final week of the EYE Blueprint programme and a 1:1 session — proof that the work works, what happens when a belief that isn't even true runs the show, and the difference between a framework you understand and one that's in your DNA.This week's 3 lightbulbs:Lightbulb 1: 8 hours a week. From one alarm.One participant's biggest lightbulb moment over 8 weeks wasn't a framework or a module. It was two alarms on her phone. One 45 minutes before the end of her working day. One 5 minutes before. 8 hours a week back. 400 hours a year. That's The Big Week Off times ten.Lightbulb 2: The belief that was running the show — and it wasn't even true.A client had been avoiding performance feedback conversations since a difficult past experience. Her brain had filed it as: when I give feedback, it goes wrong. But the belief had been formed entirely by people who never intended to act on it — and had been quietly costing every conversation since, including the ones with people who absolutely would respond. It's not a you problem.Lightbulb 3: The tools only work if you actually use them.8 weeks in. A lot of frameworks. A lot of moments of recognition. One participant put it plainly: for it to work, it has to almost be in my DNA. The gap between knowing something and it changing how you lead isn't information. It's repetition. You don't think your way into intentional leadership. You do your way into it.One thread through all 3: intentional leadership isn't about having the right information. You can't think like a director while you're still leading like a manager. Not because you're not capable — because the identity hasn't shifted yet.

In this episode I'm sharing 3 lightbulb moments from client work this week about the quality of thinking that gets you into the room at the right level, what happens when you finally give yourself permission to let some plates fall, and why your work is invisible to the people who need to see it — and what to do about it.

This week's 3 lightbulbs:

Lightbulb 1: "What would a director do?"One question that shifted a client from opinion-based thinking to full risk analysis — benefits, risks, second and third-order consequences. The difference between tactical and strategic leadership isn't skill. It's identity.

Lightbulb 2: "Nobody tells you it's okay for some of them to fall"A client carrying around 5,000 plates finally gave themselves permission to let go. Reactive leadership isn't always ego — sometimes it's the complete absence of permission. Some of those plates belong to your team.

Lightbulb 3: If you're not talking about it, people assume you're not doing itVisibility isn't ego. It isn't self-promotion in the uncomfortable sense. It's making sure the contribution you and your team are making is connected to the outcomes people are already celebrating.

One thread running through all 3 this week: the shift from reactive to intentional leadership requires you to see yourself differently first.

The things you avoid as a leader are the exact things keeping you and your team stuck.In this episode I'm sharing three lightbulb moments from two weeks of client work and community workshops about the dependency patterns you've created, the urgency that isn't actually urgent, and the feedback you're avoiding.We're exploring:→ You've trained your team to need you, not to be independent (every time you solve it for them, check it, or rescue them, you're teaching them to bring it to you - the dependency isn't a team problem, it's a leadership pattern - can't take a week off if your team can't operate without you)→ Most of what lands on your desk as urgent isn't (other people's urgency gets handed to you - the cost isn't 10 minutes, it's never 10 minutes, it's half an hour minimum including context switch - before responding, ask: is this urgent for me, or urgent for them?)→ When you avoid feedback, it doesn't disappear, it snowballs (feedback is not a difficult conversation, avoiding it is - the gap builds and comes back as resentment, a formal process, or a resignation - more regular feedback makes everyone more comfortable, including you)The coaching question that changes everything: "What do you think?"Before you go, ask yourself: Which hit home? Confidence isn't preparing every word. It's trusting yourself to respond in the moment.

In this episode I'm sharing three lightbulb moments from client work this week about over-preparation, perfectionism paralysis, and when your brain's security system overfires.

We're exploring:

→ The over-preparation paradox - when preparation becomes performance anxiety (don't trust you know it so you over-prepare, memorise, script everything - fear disguised as preparation, undermines the confidence you're trying to build)

→ Good enough vs perfect - the decision that's been sitting there for months (decisions sitting for weeks creating paralysis, stress, mental load - perfectionism disguised as thoroughness, define "good enough" and move forward)

→ When your brain's security system overfires - the amygdala paradox (doesn't distinguish past/present/future threats, scans for risks constantly - experienced danger before means security system more sensitive, helpful in one context becomes unhelpful in another)

Good enough isn't failure. It's strategic prioritisation of where perfection matters.

Leaders misjudge where their time goes by 30-40%. You think you're spending most of your week on strategic work. The time audit reveals you're spending 80% in reactive firefighting.

In this episode I'm sharing three lightbulb moments from alumni meetings and programme sessions this week about how leaders communicate about and perceive their workload.

We're exploring:

→ Why saying 'I'm busy' is sabotaging your leadership - when you say "I'm busy," your team hears "don't bring me your problems" (instead try descriptive language: "I'm at capacity 7/10 today, what's the urgency?" or "I have bandwidth for one priority item, is this it?")

→ The three types of busy and why only one is a problem - thriving busy (enjoying variety, energised), manageable busy (necessary grind you accept), overwhelming busy (drowning, something needs to change - the solution is completely different for each)

→ Why you're off by 40% - the time perception gap every leader has (you think that meeting was 30 minutes, it was actually an hour, including prep, follow-up, and mental recovery time - you can't fix what you can't see, and you're not seeing accurately)

The gap between perception and reality explains why tactical solutions don't work. You're solving the wrong problem.
