Everybody told me my first hire would set me free. I hired two part-timers in year five... and worked more than ever. This is the whole story: the fog my good people walked into, the months I blamed them for it, and the one-page document that fixed what hiring never could. Plus the stranger test, and this week's one-seat assignment. For the CPA who owns the firm, and for the manager who just got handed a team and doesn't need anyone's permission to lead it. First episode of a new era: I document how I lead a team and talk to clients, one story at a time.

I found $14 million sitting idle at the bank where I worked, got a "good job"... and that same season rehearsed for weeks to ask for a $10,000 raise. An employee prices against his paycheck, not the value he creates. Most owners never stop. This episode is one idea taught deep: your prices are anchored to yesterday's identity... the $200 arrival, the 18% car loan, the pantry years priced by a scared kid, the solo CPA charging $1K for work his client had happily paid $5K for. Then the fix, which is a calendar and not courage: the Annual Reprice Ritual. Your price has a birthday. The three-client test. The napkin math (a 10% raise is a 33% profit increase). And the one sentence to send... no essay, no apology. You're allowed to be paid like the person you've become.

Every "quick question" costs you twice — the ninety seconds to answer, and the 23 minutes your brain needs to find its way back. Five a day and your best hours are gone, and it feels like leadership the whole time it's robbing you. This episode is the way out: the Answer-Once Doc, the system I run at my own firm and teach my mastermind. How to mine your sent folder instead of writing from scratch, the anatomy that makes your team actually trust the doc (their words, two-sentence answers, and the "unless" line that keeps judgment where it belongs), the year half my staff turned over and the doc held, why documented answers let you charge MORE — and the objection nobody says out loud: "if I document everything, why would they need me?" I used to think being needed and being valuable were the same thing. They're not.

AI is not replacing accountants — it's replacing the ones who ignore it. Over lunch after tax season, Johnny and his partner Terry stumbled into the math nobody wants to do: inflation pushes prices UP a few percent a year, but AI pushes the hourly biller's invoice DOWN — the same job bills for less as the work gets faster. Three years out, "by the hour" is a downward escalator. The fix isn't fearing the machine; it's stepping off: why AI kills the commodity (the doing) but not the counsel (the trust), the Three P's that survive the shift (Puzzle, People, Purpose), and the exact move — redesign around AI, price the outcome, run the 10-80-10 — so the machine becomes your best employee instead of your replacement. The goal was never the tax return. It was being the advisor at the table — and all the way home at 6 PM while the machine does the grinding.
Sequel to Ep 010, The Self-Worth Battle — start there.

Undercharging was never a math problem — you KNOW the math. The problem is the 9 PM moment: finger over Send on an invoice that's finally priced right, and the voice that says "who do you think you are?" This episode is about winning that argument: the tire-kicker trap (cheap prices attract the clients who respect you least), the fairness-vs-value war, the velvet rope (a retainer BEFORE the work), the 200% increase story, and the three-move napkin plan to raise one price this week. Because cheap pricing doesn't make you generous — it makes you absent. Your self-worth is not up for negotiation. Neither is your time.

Ask yourself a dangerous question: if you stopped working today, how long before the revenue stops?
Michele Bonds spent ~20 years at the top of Wall Street — chief of staff in the C-suite of an elite law firm through the 2008 crisis — and still ended up owned by her own output. When COVID leveled her and willpower finally failed, she rebuilt her whole life as a sculptural paper artist… and ran the studio like an operator.
She breaks down the dual operating system that protects the creator while the machine finds the collectors: the front-end systems that end "convince mode," the switching boundary between business time and creative time ("the divine has its own timeline"), her three trained AIs — "a writing coach, not my writer" — the 80/20 market double-down, pricing with zero benchmarks, and the first-hire math she can't unknow: one plus one equals eleven.
And stay for the last three minutes. Johnny asks what she'd tell the version of herself lying in bed with COVID — and after a long silence: "There is a point to all of this. It's worth it. Keep going."

In year one, Levi Wanner closed both houses he'd built and realized: "I'm out of business." Last year his company delivered 60 homes across four Montana markets — with six employees — while he coached every one of his kids' seasons.
The difference wasn't hustle. It was checklists.
Levi — realtor-turned-builder, founder of Infinity Homes and Builder Launch, and a pilot who runs his business like a pre-flight — breaks down the machine: the milestone system that guides 200 sets of hands through every build without a single 6 PM fire call, the weekly to-the-penny budget email that kills the biggest fear his clients have, and the follow-up discipline ("follow up, follow through, follow back") that closes leads five years after the first hello — including birthday texts to people who never bought a thing.
Plus: the Power List, growth by hitting singles instead of home runs, and a Thanksgiving Pie Party that turned his subcontractors into his best referral source.
His grade-school wrestling coach said it best: "If you do the little things right, you'll do the big things right."

If you disappeared for 21 days, would you come back to a thriving business — or a crime scene?
Adam Phillips is an undefeated trial attorney who found out the hard way. In October 2025, two weeks into a trial he was winning, his firm's revenue flatlined — because the whole engine only ran when he turned the key. Instead of hiring his way out, he built a "Mechanical Blueprint": invisible AI and automation that lets 5 people do the work of 50, while clients get service that feels MORE human, not less.
We get into the Self-Regulation Paradox (how being the best at your craft becomes the ceiling on your business), the 5 vs. 50 Rule, his ACES framework — Audit, Construct, Educate, System — the answering-service story that proves AI can out-human a script-reading human, and the one invisible system you can build Monday morning to prove you're the Architect of your business, not the laborer. Whether you run a law firm, a landscaping crew, or an HVAC company — this is the way out of the trap.

Most service entrepreneurs believe their ability to grind through the pain is a superpower. We convince ourselves that if we just hit that next revenue milestone—$2M, $5M, or $10M—the internal anxiety will finally stop.
But the truth is, grit gets you started, but systems get you free—and if the human operator running the machine is broken, the machine eventually crushes them. You are likely world-class at "overriding" your own exhaustion, doubt, and physical warning signals just to keep the machine running. This is the Override Trap, and it’s time to escape it.
In this episode, we move from Performance Burnout (The Success Trap) to Systematizing Stillness. Won Choi shares the visceral story of her 2021 collapse while working her dream corporate job at GitHub. On paper, she was crushing her targets; behind the scenes, she was drowning as a mother, watching her marriage strain, and battling a chronic mystery cough that her body used to scream what her mind refused to acknowledge. She breaks down how she rebuilt her life from the trenches by shifting from a pure operator to a true leader.
If you want to stop operating on an empty cup and start running your business with alignment, implement these steps this Monday:
"Achievement won't fix what's leaking inside. Patch the hole first, then let success stay." — Won Choi

"Every client is unique."
"I can't use a template; I'm a craftsman."
This mindset sounds noble. But in reality, it is a curse that keeps you trapped in the weeds, reinventing the wheel for every single project.
In this episode, Johnny Terra (JT) attacks The Artisan's Curse—the addiction to customization that prevents scaling.
JT challenges you to stop acting like a Chef (who cooks whatever the guest wants) and start acting like a Restaurant Owner (who has a set Menu). He introduces the GMAD principle of "Consistency Over Personal Preference," sharing the behind-the-scenes story of his own firm's rebranding and the difficult choice to compromise on email signatures for the sake of unity.
He also introduces the 5S Game from Lean Manufacturing to prove that 90% of your "unique" work can actually be templated.
If you are exhausted from "tinkering" with every project, this episode will show you how to build a legacy, not just a warehouse of custom deliverables.
