Russia’s full-scale invasion did not begin on February 24, 2022, it detonated. The first hours delivered confusion, shock, and a single unresolved question, what did Vladimir Putin believe he would achieve. The invasion was the visible explosion, but the decision was made earlier, and the proof sits in the weeks before, in preparation signals, logistics, and readiness indicators that moved in one direction while diplomacy moved in another.
Western leaders talked about off-ramps, de-escalation language, and phone calls that implied events were still controllable. At the same time, Russia was preparing for war in ways that made the outcome increasingly irreversible. The contradiction is the story, reassurance and diplomacy on one track, operational preparation on the other. When the blitz failed, the objective did not disappear, it adapted into endurance and political exhaustion rather than fast battlefield victory.
Over the prior 15 years, the posture hardened through turning beats that reshaped Moscow’s method and risk tolerance. The logic fits regime survival and personal power, reinforced by security-service formation and Cold War political warfare habits, pressure, subversion, and patience. Ukraine became the test case for a quick shock plan that required speed, then shifted into an outlast bet designed to wear down democratic unity. Peace talks can pause violence while the wider pressure method continues.

Dr. Jason Jay Smart, also known as Jason Smart and Jason J Smart, is a political adviser who has lived and worked in Ukraine, Moldova, Kyrgyzstan, Kazakhstan, Russia, and Latin America. In 2010, he was banned for life by the Kremlin for supporting Russia’s democratic opposition to Vladimir Putin.
The Kremlin's central authority is fragmenting, and that's all because they're very tight on cash. We see the cracks now appearing in three distinct places, all at one time. We see it in the money, we see it in the command chain, and now we see it in the security situation.
This financial drought is destabilizing the entire structure. The Russian command chain is hitting a fragmented stage as payroll stress and the recruitment trap outpace the state's ability to fund domestic stability. Sanctions have forced the Kremlin into a high-risk shadow pipeline where every transaction introduces a new structural failure. China now prices the logistics and the risk, leaving the administration vulnerable to digital throttling and governance failures.
Local command is degrading into bargaining behavior as governors face extraction demands they cannot meet without triggering a payroll crisis. This internal breakdown occurs while global scrutiny is thinned by the Mexico security crisis, yet the domestic perimeter has already been breached. The recent shooting of a senior GRU officer in Moscow confirms the capital is no longer a safe zone for insiders; the system has stopped protecting its own elite.
These indicators, from rail bottlenecks to abrupt personnel purges, point to a regime beginning to consume itself. Driven by paranoia, the center is making reckless decisions that widen gaps in discipline, trading long-term survival for a brittle illusion of control.

The Kremlin's demand for loyalty has triggered a predictable cycle of institutional collapse. Fear of being labeled disloyal forces subordinates to sanitize intelligence reports before they send them to their superiors. The truth is thus scrubbed for optics and only arrives when the smoke is already visible.
This internal blackout accelerates as Moscow prioritizes paranoia over performance. Loyalty tests have replaced competence, fueling a power struggle between the FSB and GRU for narrative control. When truth is filtered upward, decision speed drops. Late orders and repeated mistakes become routine because specificity requires accountability. This friction extends to the digital front: Telegram restrictions have turned vital coordination channels into high-risk liabilities.
The decay eventually hits the physical layer. "Ghost factories" emerge where promised output meets bottlenecks in CNC tools, power, and skilled labor. Repair queues grow and replacement flows thin, masked by optimistic official statistics until the failure is irreversible.
Finance turns these bottlenecks into a countdown. With National Wealth Fund liquid assets at $55.1 billion as of February 2026 and war costs hitting 7% of GDP, the financial cushion is evaporating. As resources vanish, reporting becomes "safer" and infighting sharpens, making the system increasingly brittle and predictable.

In the Kremlin, bad news ends careers, so reports get cleaned up before they ever reach Vladimir Putin's desk. Rather than be honest and lose your job, it's better to soften the truth, to delay it, or to simply bury it. But after years of that, the Kremlin can no longer tell what is truly transpiring within their own country.
This information silo has become a strategic trap. By connecting pre-invasion CIA warnings to the decision bubble of 2022, we see how this dynamic still shapes Moscow’s choice in 2026. Because filtered reports reward flattery, failure stays hidden until it is irreversible. This explains today’s communications crackdown, the push toward the MAX messenger platform, and the pressure on rival channels Russians rely on for real-time coordination.
When the state tightens the information space, it is protecting the bubble, not fixing the war. Command failure follows: blind decisions turn into frontline mistakes and a growing dependence on internal security tools like Rosgvardia. As war pressure drains money and morale, the system responds with more censorship and tighter control. Every step is designed to keep reality out of the room, even as the costs accelerate.

Russia has just entered the most dangerous phase of the entire war and the real threat from Moscow is not coming from the front lines in Ukraine rather it's happening inside the rooms in Moscow where decisions are made.
This internal shift is most visible in the purging of the old guard. Vladimir Putin removed Sergei Ivanov from Russia’s Security Council on February 16, 2026, shortly after dismissing him from his Special Representative role for Environment and Transport. As a core member of the original St. Petersburg security circle, Ivanov’s exit suggests the system is now prioritizing absolute obedience over veteran restraint.
This tightening of the inner circle coincides with a critical breakdown in Russian infrastructure. Ukraine is systematically striking key war nodes: the Velikolukskaya oil depot, the Tamanneftegaz terminal, and the Metafrax Chemicals plant. These disruptions are amplified by nature, as abnormal ice stalls Baltic oil shipments and triggers new port regulations for reinforced hulls. This export squeeze drains state coffers at the exact moment the military requires more capital.
As resources vanish, the Kremlin pivots toward total domestic control. New measures target draft resistance and mobilization criticism while schools and universities are converted into hubs for drone recruitment and ideological programming. To secure the narrative, the state is promoting the Max messenger platform while throttling rival channels. This represents a final tightening of the information space as internal rivalries sharpen.

Something big is happening right now inside the Russian army, and Moscow is desperate to hide it. When you look past the missiles, and then you will see the real fight, and it is inside the Russian officer corps.
Control-first governance has triggered a terminal failure loop: collapsing competence, logistics friction, and a professional exit. Communication restrictions now choke horizontal coordination, stalling small-unit resupply and maintenance. Because fear punishes honesty, errors repeat, and trust in command evaporates.
Where casualties meet political risk, quiet refusal, slow execution, and selective compliance have replaced open dissent. This exodus of engineers and administrators leaves the war machine unrepairable, making every failure costlier and more permanent.
Leverage is now cheaper than rebuilding competence. Zelenskyy’s disclosure of a $12 trillion pitch to the US reframes the war as a strategic incentive problem rather than a budgetary one. The result is long-term weakening: fewer leaders, crippled repair capacity, and control tools that only accelerate the exodus.

In five days, Ukraine retook 201 square kilometers, that's 78 square miles, because Russian units simply could not see. Satellite disruption did not just blur maps; it broke the chain.
This tactical blindness is a symptom of a much larger collapse. Russia is fighting a war on borrowed time, and the math is failing first in the supply chain rather than the front line. This briefing connects the mechanism from start to finish: rail debt creates a freight choke, which pushes costs directly into fuel and food. Those rising costs trigger defaults, and the Kremlin answers the pressure with tighter control and fear. When a country runs on rail, a bottleneck is not just an inconvenience. It is a national vulnerability.
The hard reality for Moscow is that you cannot use propaganda to fix broken logistics. The state can sell assets, hike tariffs, and slash investment, but every one of those moves quietly admits to the mounting stress. Meanwhile, high interest rates do more than just punish consumers. They make corporate refinancing brittle, creating a default wave that spreads through the real economy. When households are forced to spend a massive share of their income on basic food, public patience shrinks fast, even inside loyalist circles.

Russia is being forced to defend more ground with less state capacity, and that is how authoritarian systems start bleeding control. The core vulnerability is collapse of concentration.
Federal budget deficits reached 22.3 billion dollars in January 2026, representing nearly half of the projected annual shortfall within 31 days. Daily spending exceeds revenue by 719 million dollars while oil and gas tax receipts collapsed by 64 percent year over year. Urals crude prices dropped to 45 dollars per barrel, falling far below the 59-dollar budget assumption. Approximately 143 million barrels of Russian oil remain stranded at sea, causing delayed payments and deeper market discounts. Border instability forces the dispersion of air defense and logistics, creating permanent gaps in concentration, and infrastructure failures in Belgorod left 220,000 people without power during extreme subzero temperatures. Military resources are diverted to utility repairs, thinning frontline coverage and allowing deeper strikes, while digital control measures hinder coordination as Roskomnadzor throttles communication platforms used for battlefield alerts.
Implementation of a Starlink terminal whitelist on February 2, 2026, intensified radio silence among dispersed units. Institutional erosion accelerates when state must choose between fixing domestic wreckage and sustaining frontline momentum. Every redeployment patches one vulnerability while opening another because the perimeter has become too wide to seal. Concentration failure by arithmetic signals a systemic inability to absorb further shocks.

Putin has just moved Russia’s National Guard under the General Staff. This decision fundamentally fuses domestic control with battlefield command. When riot forces begin answering directly to war planners, the state signals significant internal strain. This is a structural rewiring: domestic coercion is being plugged into wartime command to keep the center stable.
What follows is a forensic look at what happens when a state centralizes coercion and command. Rosgvardia is the blunt instrument for internal order. The Russian FSB is the apparatus for surveillance, investigations, and loyalty enforcement. Centralization also centralizes blame. That flips incentives across the bureaucracy: reporting warps, scapegoats multiply, reshuffles accelerate, and crackdowns intensify to enforce obedience.
We trace the enforcement chain from decree to street-level action, and show how tightening control drains war capacity. Internal policing consumes manpower. It shifts attention toward domestic threats, and it forces the state to guard fuel, depots, communications, and logistics hubs that used to be assumed safe. The result is command overload and institutional friction, producing visible mistakes and exploitable seams. Watch for tighter digital controls, higher-profile discipline cases, and faster leadership churn inside the security services. These are indicators of a state turning inward to hold itself together.

People inside Vladimir Putin’s inner circle are already moving for what comes next.
Senior officials in the Kremlin behave as if time is short, with early asset moves and early protection buying.
Self-preservation now drives decisions, with loyal networks secured and money parked early. The motives change first, then the money follows. Inside the Kremlin, the fight is already visible in behavior. Speeches keep going, but behavior changes first. Cash gets moved, protection gets purchased, and loyalty gets tested. Follow the money, because it moves before politics becomes public.
January 2026 oil and gas revenues fell to about $ 5.1 Billion, the lowest since July 2020, while the Brent-Urals discount widened to around $ 24 per barrel, cutting cash per barrel. When the payout pool shrinks, elite unity gets more expensive, and forced transfers replace normal deals. Legal pressure turns private wealth into leverage, then leverage becomes obedience.
Alexei Dyumin, Dmitry Patrushev, and Boris Kovalchuk matter because their jobs sit on the levers of funding and enforcement. State Council routing, deputy prime minister portfolios, and audit power decide who gets protected and who gets exposed as the system shifts.
