This is the last in our series of Top 10 books for entrepreneurs, and for Daoud Kakish, this is the one that’s been the most impactful.  The E-Myth Revisited: Why Most Small Businesses Don’t Work and What to Do About It by Michael Gerber is #1 on our list.  For Daoud, he found this book before he started his own business and thinks every entrepreneur should consider this a must-read. 

The ”E” in E-Myth stands for Entrepreneur and in spite of the stories we hear about business owners who make it big (Uber, Facebook etc) most don’t make it.  In fact, Gerber shares some alarming statistics (from the US) in his book:

·        40% of independent businesses fail within their first year

·        80% fail within their first 5 years

·        Very few businesses ever make it past the $1 million dollar in revenue  

Yet, in spite of the high fail rate for entrepreneurs, Gerber doesn’t discourage you from starting your own business.  Quite the opposite, he encourages you to do so in this book.  But he really wants your business to succeed. 

Gerber talks about the “franchise model” (think McDonalds) as an example of businesses that have a significantly higher success rate than independent business.  In fact, while roughly 80% of independent businesses fail in the first 5 years, roughly 80% of franchises succeed in the first 5 years.    What are franchise businesses doing that you can go and apply in your small or midsize business?  This is one of the big ideas in his book. 

Here are the top takeaways from this book.

#1– The Entrepreneurial Myth 

“Out of the thousands of businesspeople I got to know, few were real entrepreneurs when I met them.  The vision was all but gone in most.  The zest for the climb had turned into terror.  Exhaustion was common, exhilaration was rare.”  - Michael Gerber

For most business owners, at some point they got the entrepreneurial bug and there was not turning back.  That business idea would not go away so you pursued it.  The fatal assumption for most is that if you understand the technical work of your business, you understand how to run a business that does that technical work.  For example, if you know how to bake pies, you assume you know how to run a business that bakes pies.  That is often not the case.  Often, when this is the situation, that entrepreneur works exhausting, crazy hours but never seems to make it work.     

#2 – You are not your business. 

You and your business are 2 different things.  If your business fails, that does not mean you are a failure.  It means that the business failed.  This might be subtle, but it’s an important concept.  When you understand this, you have the freedom and confidence to start the business knowing that if it doesn’t succeed, it is ok. 

This was an important message for Daoud.  He feels that as an entrepreneur, your business is there to serve you.  It’s part of the story of your life but it isn’t your entire story.  You should be able to walk away from your business for 2 weeks without things falling apart.  If you can’t do that, you’re a hostage to your business. 

#3 – As an entrepreneur, you are three in one. 

Think of your entrepreneurship as a triangle or a 3-legged stool.  There are 3 essential components:

·        The Entrepreneur: is the visionary or the dreamer

·        The Manager: is the planner.   

·        The Technical: is the doer with a “If you want it done right, do it yourself” motto 

When starting out, you play all three roles and they really conflict with each other and compete for your time and energy.  That never really goes away as your business grows, but if you succeed and grow, you spend more and more of your time being the Entrepreneur/ Visionary and less time managing or doing the technical work in your business.

#4 – The 3 different stages of your business 

Every business has 3 stages: Infancy, Adolescence, and Maturity.  Most of us ending up going through these stages in order.  But it is possible to launch a business and start in the maturity stage.  It’s rare, but you could do this. 

·        Infancy: you are doing it all (or almost all) yourself

·        Adolescence: you get some help, but you are depending on people instead of processes.  If someone leaves, you’re in a lot of trouble because you have to start all over and find someone to replace that skilled person to do that work.  You are starting from scratch.   

·        Maturity: You have a business process and people follow that process.  If someone leaves, you hire a replacement who can step in and follow the existing process. 

This might sound simple, but it’s not.  It’s much more complex than it might seem at first but it’s worth the effort and can have a huge impact on your business.  However, you don’t have to get complicated with your processes – it can just be bullet points – but they need to be in place and thorough. 

#5 – The Franchise Model 

As a reminder, Gerber shared that the success rate of a franchise is roughly 80% after 5 years where is the success rate is around 20% after 5 years for independent businesses.  The big difference is that franchises have processes in place.  When an entrepreneur starts a franchise, they have systems and processes from day 1 so they are set up to succeed.  Every Subway around the world operates with the same sytems.  The experience you have at a Subway in the United States will be very similar to the experience at Subway in Dubai. 

Because a franchise owner begins with systems (at the Maturity stage), they can work on their business instead of in their business. 

How can you learn from this franchise model and apply it to your business: start by creating and documenting processes for everything you do: marketing, customer service, operations, etc.  Imagine you are going to open 20 different locations of your business (even if you don’t want to open other locations).  Obviously, you can’t be in 20 locations at once.  Document what you want the customer’s experience to be like from the moment they walk in until they leave.  Every little thing.  You are the “Designer” of the customer experience, creating the customer service process for your business.  Doing this for all areas of your business is how you get out of working in your business and you end up working on your business.

Do you have a simple operating system to run your small or midsize business?  You should and you can get some very practical advice about an EOS – Entrepreneurial Operating System from the book Traction: Get a Grip on Your Business by Gino Wickman.  

If you are anything like other entrepreneurs and business owners, you probably worry about 100 different things in your business.  In Wickman’s book, he shares 6 things that will help you create an EOS so you can stop worrying about all the little details.  These things are probably most applicable for companies with between 3 and 100 employees but if you’re larger or smaller, there are still things you can learn and apply.  This operating system is common in the USA but is less well known in the Middle East. 

Daoud Kakish has applied these to his own business and he shares those details in the podcast.  Here’s an overview of the 6 components of Wickman’s EOS and how Daoud applied them to his business. 

The 6 Components of The Entrepreneurial Operating System (EOS) 1 Vision

Do you have a clear vision for your business and are you communicating it?  You want all your staff rowing in the same direction.  Are they?  With a clear vision that is well communicated, you will.

2 People

Surround yourself with great people because they will have a huge impact on your success. Successful businesses have the right people in the right seats. 

3 Data

What are the metrics and key performance indicators (KPIs) for your business?  What is your business scorecard?  Ideally, you’re focusing on no more than 10 KPIs that you monitor weekly. 

4 Issues

What are the obstacles that get in the way of achieving your vision?  Good businesses identify and solve any issues quickly in an honest and open environment. 

5 Process

What is the way you do business and how are things done?  Documenting this process ensures the processes are followed by your entire team.   

6 Traction

How do you take your vision and put it into action? This involves tying everything together to create traction in your business.

 

How We Implemented Our EOS

There’s a great chapter at the end of this book called “Getting Started” and that’s where we found our biggest take-aways to apply.  Here are the 7 steps we followed from that chapter.     

Accountability Chart

You may call this an org chart but what is important is that it defines all the roles or departments necessary to run a business.  In smaller businesses the same person might fill more than one role or may have outside support filling some roles.  This helps define who owns different roles and departments so you know who is accountable for them. 

The book also encourages you to define your core values as a business.  These might be 3 to 5 things that are a big part of who you are as a business.  We rated each employee based on the core values using a Green – Orange – Red system.  What we found is that we had no team members rated Red, but we did have a few that were Orange.  So, we knew we had to either get them to Green or re-evaluate their fit with our company.  We also use this rating system each time we interview new potential team members.

Rocks  

We set up 3 “Rocks” per quarter for each of our departments.  These are our priorities.  When everything is important, nothing is important so we have no more than 3 rocks per quarter for each of finance, sales and marketing, and operations.  We are really clear about who owns that rock even if they aren’t actually doing that work themselves.  There is 1 name per rock so accountability is clear. 

Meeting Pulse

We have a clear schedule to our meeting pulse or meeting cadence at our business.  Our structure includes:

·        Weekly leadership meeting:

o   Start with a positive focus, client highlights, or a good news updates so we begin from a good place

o   Review progress towards the quarterly rocks

o   Review key metrics we’re monitoring

o   IDS – Identify, Discuss, Solve any issues that have emerged and clearly define action items into a To-Do list

·        Quarterly leadership meetings

o   Define the key rocks for the upcoming quarter

o   Celebrate achievements from the previous quarter

·        Annual leadership meeting

o   Identify the top rocks for the upcoming year

o   Full day meeting

·        Daily huddle

o   Quick 15-minute standup meeting for entire team or by department

o   Team members identify what they’re working on and what they need help with

Scorecard or Key Metrics

We look at these each week with our leadership team and try to focus on no more than 2-3 per department.  In sales and marketing for example we focus on how many discovery calls we have and deals we closed.  The operations department focuses closely on our “Smileback” data which is direct feedback on our performance from our customers.  Our scorecard for the finance department is focused on revenue and net operating income.

V/TO – Vision/ Traction Organizer

The book has a template for this that summarizes our core values, core focus, 10-year target, marketing strategy, 3-year picture, and 1-year plan.  We have this in one page and we use it to maintain our focus for the business.  It gets updated once per year. 

Three-Step Process Documenter

We document all the processes in our business – from marketing to sales to service delivery.  It clarifies the systems within your business.  We had a process already for things but we needed to write it down so if, for example, you hire a new employee, they can clearly understand your process and be part of it.

Everyone has a Number

Everyone in your business has a goal.  Those goals don’t have to be big and lofty, but they should have something specific that they own. 

Daoud’s Bonus: Clarity Notes

Once a week, I take 20 minutes or so at a coffee shop or some location that is not my home or office, and I just write things down related to my business so I can get it out of my head.  Anything that is on my mind, I just type it into a document I call “Weekly Clarity Notes”.  It might include simple notes about things on my mind, what’s working well and what isn’t, things I might do differently, new ideas.  I use this time to identify the big 3 things I want to focus on the following week.

كيف قمنا بتنفيذ EOS الخاص بنا

Profit First by Mike Michalowicz is on our Top 10 business books list for good reason.  A lot of entrepreneurs struggle with profitability even though it’s an essential part of running a business.  In this book, Michalowicz shares how you can transform your business from a cash-eating monster to a money-making machine.  Daoud Kakish found this book at the exact right time.  His business was struggling with profitability, and he assumed the answer was to just sell more.  After hearing Michalowicz speak at an event, he immediately bought his book and read it over a single weekend.  What he learned, he immediately applied to his business and it had a transformational effect. 

This is what we’d like to share about this book.

Big Doesn’t = Profit

Just because sales are great, doesn’t mean your profits are.  People assume that if they sell a lot, their business will be profitable, but that’s not always the case.  Most of us know how to add, but we don’t know how to subtract!  It’s easy (and exciting) to add up all your sales, but we forget to focus on all the things we need to subtract – like payroll, rent, and other expenses.  From the outside, people might look at your business and see you have lots of employees or multiple locations and assume you’re doing well.  But the size of a business doesn’t always tells us how healthy and profitable it is.  We shouldn’t focus on how big a business is, we should focus on how healthy it is.

Paying Yourself Last?

Is this you?  Do you work crazy hours?  Are you one of the hardest working people you know?  Do you spend more time on your business than other parts of your life?  And despite all of this, are you frustrated because your business isn’t profitable? 

When Daoud Kakish became an entrepreneur, he was in a similar boat.  He would make sure his employees, vendors, and other expenses got paid before he did.  Each month, he hoped there was money to support his family and it was a frustrating, desperate feeling.  What was crazy is that while this was happening, his business was experiencing excellent growth of over 20% per year and reached the $1 million in sales for the first time.  Daoud found himself making less money personally than when he was working for someone else.

Change the Formula and Pay Yourself First

We’ve all heard that Revenue – Expenses = Profit.  That’s what we’ve been told.  But that was written by accountants, for accountants.  It wasn’t written for entrepreneurs.

Revenue – Profits = Expenses

This isn’t just mathematical magic, it’s a different way of thinking and running your business.  It encourages you to think differently about expenses and maybe finding some ways to be more efficient.

It might seem selfish to say you should be the first to get paid.  But it’s not.  Just like the oxygen masks on airplanes where you’re encouraged to put your own on first before helping someone else – you need to take care of yourself so you can continue to take care of the rest of your business. 

In a healthy business, you should technically get paid twice – once as an “Operator” of the business and once as an “Owner” of the business.

The table below is from the book and shows you an example of how profit should factor into your business.  (Please note: these examples are more applicable to a service based business instead of a product based one where you’ll have additional costs that impact your real revenue.  Also note that this is based on the US and the taxes in other countries will vary.)

If for example you have a business that has $1million in real revenue: you should have $150,000 in profit and the owner’s salary should be $200,000.  The book offers more details about these numbers and a specific formula to take where you are today to where you should be.

Marcus Sheridan was the owner of River Pools and Spas. Business was not good even though he worked really hard at it.  He was on the verge of declaring bankruptcy and his personal life was difficult.  The story has a happy ending though and he was able to turn the business around and is now one of the top businesses in his industry in the US.  He started to create content that let people do all their research on their own, starting with helping people understand pricing for his products.  People found his company when they were doing their research and when it came time to purchase, they went back to the company who helped them answer all their questions.

The Big 5 Topics

They Ask You Answer recommends that you focus your content on 5 content subjects.  These seem to be the most pressing for people researching.  If you focus on these topics you’re more likely to generate traffic which should result in conversions, leads, and sales.

·        Pricing and costs: don’t hide how much something costs for the buyer

·        Problems: what are the problems people will encounter

·        Versus and comparisons: how you compare to competitors or other options

·        Reviews: how do others evaluate what you’re selling

·        Best in class: help customers understand what is leading your industry

Find your Niche

This isn’t really talked about in the book, but in our experience, creating this kind of content for a very specific niche can help amplify the effect.  Creating content for a highly specific target audience really adds a lot of value for that customer and they will value what you’re sharing.

On our Top 10 list of books for entrepreneurs is The Gap and The Gain by Dan Sullivan.  In this podcast and this blog, Daoud Kakish shares how this book was transformative for him and really helped change his thinking.  If you have experienced a deep sense of frustration as a business owner, this podcast, and this book are for you. 

Below are the book highlights that we talk about in this podcast.  But we encourage you to add this book to your must-read list so it can help transform your thinking too.

Daoud Kakish’s Story: A frustrated entrepreneur when everything was going great

Daoud was frustrated even though everything in his life was going really well.  Business was great, family was great, but he didn’t understand why deep down inside he was frustrated.  It didn’t make sense. It was not logical.  Then, he realized he was doing something in both his personal and professional life. He was chasing the sunset. 

Daoud had ideals, goals, and dreams but there were 2 fundamental problems. 

1.      Ideals are ideals.  They're not something you can touch or ever achieve.  

2.      Goals and ambitions are always growing.  You’ll reach a goal but then you’re always onto the next one.

Daoud was living in The Gap. 

The Gap and Point A, B and C. 

Did you know that high achievers are particularly prone to being in The Gap.  Research reveals some interesting things about CEOs.  They are twice as likely to have depression and are prone to substance abuse, depression, and suicide.

For entrepreneurs, even if they achieve something great or have a huge victory, they quickly turn to their next ideal or goal to achieve.  This might help them achieve great things externally, but there is a constant unresolved problem internally.  Many high achievers remain unhappy because they’re constantly chasing the sunset – chasing their next great achievement.  Like Daoud, they live in The Gap.

In his book, Sullivan explains The Gap using points A, B, and C. Point A is where you were in the past, B is where you are today, and C is where you’ll be in the future.  Think of point C as a goal, ideal, ambition.  Like many entrepreneurs, Daoud was always looking towards point C and seeing The Gap between B and C. When you’re always looking at The Gap, you always see the void and think there is so much more to be done.  Without realizing it, you’re always coming up short. Plus, once you get to point C, then you look to point D, and then point E and so on. 

The Gain

By contrast to The Gap, The Gain is the space between B and A.  When you look back at everything you’ve accomplished – that's The Gain.  By looking back and appreciating the past, you aren’t diminishing your goals, you’re just a more fulfilled and content entrepreneur and person. It’s better to measure yourself against The Gain then against The Gap.

Tools to help you stay in The Gain

 

1.      Look backwards.  Stop today and look backwards to reflect on all the steps (big or small) it took to go from A to B. 

2.      Appreciate the past.  If things worked out, appreciate it.  If they didn’t work out, what can you learn from it.  You can even do this on a daily basis.  For example, at the end of each day you can take a few minutes to reflect on what you accomplished that day.  It's rewarding to be able to see how much you crossed off your to-do list each day. 

3.      Measure against specifics. Point C is the ideal, but ideals aren’t specific, and they aren’t measurable.  So, don’t measure yourself against the ideal.  Remember that the ideal is like the sunset which is elusive, and you’ll never catch it so you shouldn’t measure yourself against it.

4.      You’ll still fall into The Gap.  There will be times in your life where you’ll find yourself in The Gap, frustrated by what you have yet to achieve.  That’s ok.  It happens to everyone.  It probably won’t ever go away.  But if you’re self-aware and can recognize that you’re in The Gap, you can stop and reflect on point A to put yourself back in The Gain.  Being self-aware is half the battle.

بالنسبة لرواد الأعمال ، حتى لو حققوا شيئا رائعا أو حققوا انتصارا كبيرا ، فإنهم يتحولون بسرعة إلى هدفهم التالي لتحقيقه.  قد يساعدهم ذلك على تحقيق أشياء عظيمة خارجيا ، ولكن هناك مشكلة مستمرة لم يتم حلها داخليا.  لا يزال العديد من المتفوقين غير سعداء لأنهم يطاردون باستمرار غروب الشمس - يطاردون إنجازهم العظيم التالي.  مثل داود ، يعيشون في الفجوة.

في كتابه ، يشرح سوليفان الفجوة باستخدام النقاط A و B و C. النقطة A هي المكان الذي كنت فيه في الماضي ، و B هي المكان الذي أنت فيه اليوم ، و C هي المكان الذي ستكون فيه في المستقبل.  فكر في النقطة C كهدف ، طموح.  مثل العديد من رواد الأعمال ، كان داود يتطلع دائما إلى النقطة C ويرى الفجوة بين B و C. عندما تنظر دائما إلى الفجوة، فإنك ترى دائما الفراغ وتعتقد أن هناك الكثير الذي يتعين القيام به.  دون أن تدرك ذلك ، فأنت دائما ما تقصر. بالإضافة إلى ذلك ، بمجرد وصولك إلى النقطة C ، فإنك تنظر إلى النقطة D ، ثم النقطة E وهكذا. 

المكسب

على عكس الفجوة ، فإن المكسب هي المسافة بين B و A.  عندما تنظر إلى الوراء في كل ما أنجزته - هذا هو المكسب.  من خلال النظر إلى الوراء وتقدير الماضي ، فأنت لا تقلل من أهدافك ، فأنت مجرد رائد أعمال وشخص أكثر إشباعا ورضا. من الأفضل أن تقيس نفسك مقابل المكسب ثم ضد الفجوة.

أدوات لمساعدتك على البقاء في المكسب

 

1.                انظر إلى الوراء.   توقف اليوم وانظر إلى الوراء للتفكير في جميع الخطوات (الكبيرة أو الصغيرة) التي استغرقتها للانتقال من A إلى B. 

2.                قدر الماضي. إذا نجحت الأمور ، قم بتقديرها. إذا لم ينجح الأمر ، فماذا يمكنك أن تتعلم منه. يمكنك حتى القيام بذلك على أساس يومي. على سبيل المثال ، في نهاية كل يوم يمكنك أن تأخذ بضع دقائق للتفكير فيما أنجزته في ذلك اليوم. إنه لمن المجدي أن تكون قادرًا على معرفة مقدار ما شطبته من قائمة مهامك كل يوم.

3.                قياس ضد التفاصيل. النقطة C هي المثالية ، لكن المثل العليا ليست محددة ، وليست قابلة للقياس.  لذلك ، لا تقيس نفسك مقابل المثل الأعلى.  تذكر أن المثل الأعلى يشبه غروب الشمس وهو بعيد المنال ، ولن تلتقطه أبدا ، لذا لا يجب أن تقيس نفسك عليه.

4.                ستظل تقع في الفجوة.   ستكون هناك أوقات في حياتك ستجد فيها نفسك في الفجوة ، محبطا مما لم تحققه بعد.  هذا جيد.  يحدث للجميع.  ربما لن تختفي أبدا.  ولكن إذا كنت مدركا لذاتك ويمكنك التعرف على أنك في الفجوة ، فيمكنك التوقف والتفكير في النقطة A لإعادة نفسك إلى المكسب.  أن تكون مدركا لذاتك هو نصف المعركة.
