  • The science reshaping human performance | Heat, recovery & creating a new category | Craig Gile

In this episode of the Bee Formless™ Flow Driven CEO Conversations, I connected with Craig Gile, Founder, President and Chairman of Arteria Technology, the company behind CoolMitt™, for a conversation bringing together revolutionary science, human performance, career arcs, entrepreneurship and how we regulate ourselves under pressure.

Craig’s career has unfolded through several critical inflection points, from flying jets from aircraft carriers in the US Navy, to Wall Street, then entrepreneurship commercialising thermoregulation science developed at Stanford. Each chapter demanded a different way of thinking, adapting and performing under pressure.

The science behind CoolMitt challenged much of what I assumed about cooling the body. Stanford researchers discovered specialised vascular structures in areas including the palms that help dissipate heat. CoolMitt works with that biology to accelerate heat transfer and cool the body from within.

Originally funded through DARPA for military applications, the technology is now being used across professional sport, military training and demanding workplaces.

We talked about Active Recovery not as something we do once depleted, but as something integrated into performance itself. Cooling for short periods can help remove accumulating heat rather than simply pushing until there is nothing left in the tank.

Craig is also creating an entirely new category. Revolutionary science still has to become a viable business, requiring education, execution and patience when reality does not follow the original plan.

“Have a sound thought through strategy and just recognize it’s never gonna go exactly like that. So be ready to pivot as necessary, but with a sound reason.”

That connected with how I think about shape shifting in business: holding onto what remains true while reshaping what needs to change.

Whether we are talking about our bodies, performance or business, pushing harder does not always enable better performance. Regulation and recovery can be part of the performance itself.

    THE SHAPE SHIFT IN MOTION

What changes when recovery becomes part of performance rather than something we wait to need?

Through the Bee Formless™ methodology, this is how I saw the shift unfold:

LEARN: DIAGNOSE • UNDERSTAND • SUBTRACT • CHALLENGE

✨ Challenge the assumption that harder and longer always means better performance.

✨ Diagnose where depletion is being treated as the cost of high performance.

UNLEARN: REIMAGINE • RESHAPE • CREATE

✨ Reimagine recovery as something active and integrated into performance.

✨ Reshape cooling around how the body naturally regulates heat.

RELEARN: TEST • IMPLEMENT • EMBODY

✨ Build, test and learn from the people using the innovation.

✨ Pivot when evidence calls for it without abandoning a sound strategy too quickly.

ACTIVE RECOVERY: INTEGRATE • RESTORE • EVOLVE

✨ Where are you continuing to push when regulation might improve performance?

✨ What changes when recovery happens before complete depletion?

  • Finding your voice | Story, courage, creativity & authentic inclusion | Kate Heaslip

In this episode of the Bee Formless™ Flow Driven CEO Conversations, I connected with Kate Heaslip, Founder and Creative Director of The Book Incubator, for a conversation that felt incredibly aligned with how I’ve been thinking about story, personal brand and the importance of every one of us having a voice.

Kate believes we don't need a dramatic life story to have something worth sharing. Often it is the micro moments, making macaroni and cheese with your mum, flying a kite as a child, travelling with lifelong friends, that reveal who we are and eventually become the larger story of our lives.

Through The Book Incubator, Kate creates spaces for children and adults, including people with disability, grief or dementia, to turn those stories into books. Her approach to authentic inclusion particularly resonated with me: inclusion isn't simply giving someone access to the room. They need to own what they create, make their own decisions and tell the story in their own way.

That brought us into creativity and the rules we accumulate as adults. A four-year-old draws a tree without wondering whether anyone will recognise it. Somewhere along the way, we learn how a tree is “supposed” to look, decide we can't draw and begin editing ourselves before we've even started.

The same thing happens with our voices and our brands. Kate talked about seeing people follow the same branding formulas online until everyone begins to look and sound alike. As she put it, “That's not storytelling, that's following rules.”

We explored what becomes possible when we play again, write by hand, draw imperfectly and allow an idea to emerge before trying to control it. Kate describes this through the connection between hand, heart and head: “Your head thinks it up, your hand writes it, and your heart holds it.”

For me, this conversation came back to something I increasingly believe about brand and story. Our story isn't something we manufacture to fit a formula. It emerges through the moments that have shaped us, the voice we allow ourselves to use and the courage to let other people see it.

    THE SHAPE SHIFT IN MOTION

What becomes possible when we stop trying to tell the right story and begin owning the one that is actually ours?

This is how that shift unfolded through the Bee Formless™ methodology:

    LEARN (LETTING GO)

✨ Let go of believing your story needs to be extraordinary to matter.

✨ Release the pressure to create or communicate perfectly.

✨ Notice the rules that make you edit yourself before you begin.

    UNLEARN (CREATE, REIMAGINE & RESHAPE)

✨ Reimagine inclusion as ownership, not simply participation.

✨ Create before deciding what the finished form should look like.

✨ Reshape story and brand around your own voice rather than someone else's formula.

    RELEARN (TEST & IMPLEMENT)

✨ Start with one micro moment rather than trying to tell your entire story.

✨ Write, draw and experiment before refining.

✨ Know the rules, then give yourself permission to break them.

    ACTIVE RECOVERY (REFLECT & RESET)

✨ Which part of your story have you dismissed as too small to matter?

✨ Where have you learned to perform rather than express?

✨ What might emerge if you stopped trying to make it perfect?

  • The loyalty economy | How rewards shape spending, trust & long-term value | David Moloney

In this episode of the Bee Formless™ Flow Driven CEO Conversations, I connected with David Moloney, global business strategist, Founder and CEO of Internal Consulting Group and author of POINTS: Mastering the Game of Frequent Flyers, for a conversation that began with loyalty points and quickly became something much bigger: how businesses create value, how consumers make choices and what happens when loyalty becomes currency.

David has spent decades looking beneath what businesses appear to do to understand the systems, economics and behaviours driving them. With POINTS, he turns that lens towards the loyalty economy and a game millions of us participate in without fully understanding how it works.

We explored the tension between subscription and loyalty economies, how programs move us from engagement towards what David calls “enmeshment”, why trust matters when points are a promise of future value, and whether businesses could use loyalty to help us achieve better outcomes rather than simply encourage another transaction.

That took us beyond airlines. What if businesses understood the outcomes we actually wanted across travel, wealth or health, then created longer-term relationships that helped us move towards them? For David, the opportunity lies in finding a fairer equilibrium between the value a business captures and the value its customers receive.

AI adds another layer. David believes agents could increasingly help us navigate earning and burning while loyalty providers build their own agents to keep us inside their ecosystems.

Then we came back to David's biggest lesson from researching the frequent flyer game wasn't really about points at all. It was joy: the anticipation of a trip, the experience itself and the memories that remain afterwards.

The real value of mastering the game may be knowing what we want that currency to make possible.

    THE SHAPE SHIFT IN MOTION

What changes when loyalty becomes less about collecting rewards and more about creating better outcomes?

This is how that shift unfolded through the Bee Formless™ methodology:

    LEARN (LETTING GO)

✨ Let go of assuming every loyalty point represents equal value.

✨ Release the idea that frictionless experiences automatically create better outcomes.

✨ Question whether you're playing the game or the game is playing you.

    UNLEARN (CREATE, REIMAGINE & RESHAPE)

✨ Reimagine loyalty as a long-term value exchange.

✨ Reshape customer relationships around outcomes, trust and mutual value.

✨ Consider what your loyalty is actually trying to make possible.

    RELEARN (TEST & IMPLEMENT)

✨ Learn the system before deciding which ecosystem deserves your loyalty.

✨ Earn and burn points with greater intention.

✨ Use AI tools to navigate increasingly complex choices.

    ACTIVE RECOVERY (REFLECT & RESET)

✨ What outcome are you actually accumulating points for?

✨ Is loyalty creating value or simply influencing your behaviour?

  • When the old maps no longer work | Kokoro, Kaizen & the art of leading | Cherry Ward

In this episode of the Bee Formless™ Flow Driven CEO Podcast, I connected with Cherry Ward, executive coach, author and Co-Founder of Bluebird Labs, bringing together two worlds I have always been fascinated by: ancient wisdom and the modern reality of constant change.

Cherry’s relationship with Japanese philosophy began after leaving corporate life four years ago and following a long-held dream to run ski retreats in Japan. Somewhere between the mountains, cherry blossom season and bullet trains, she began questioning whether the frameworks we rely on were missing something less linear and far more human.

That exploration became Lead with Kokoro, Cherry’s first book, launching on 8 October 2026. Kokoro has no direct English equivalent; Cherry describes it as the integration of heart, mind and spirit, placing it at the centre of a compass for moments when the old maps no longer work.

Through Ikigai, Ma, Shoshin, Wabi-sabi, Kintsugi, Wa, Kaizen and Keiko, we explored purpose, pause, beginner’s mind, imperfection, resilience, harmony, improvement and practice. Rather than another linear framework, these become different places to orient ourselves depending on what life is asking of us.

Ma, the sacred pause, became particularly interesting as we talked about businesses existing in what Cherry calls “perpetual summer”: always producing, performing and asking for more, with little winter to stop and regenerate. I could relate to this enormously, including my own relationship with social media, focus and the pressure to keep producing when something within us is asking for space.

Cherry’s own journey has required that practice too. Building businesses, writing a book and navigating health challenges have taught her to pace herself, subtract what isn't working and return to what matters.

In a world accelerating through AI, there was something grounding about returning to philosophies that have endured for centuries. Technology and the maps will keep changing; our ability to pause, listen inwardly and find our direction may matter more than ever.

    THE SHAPE SHIFT IN MOTION

When certainty disappears, our next direction may come from learning to read our own compass.

This is how that shift unfolded through the Bee Formless™ methodology:

    LEARN (LETTING GO)

✨ Let go of expecting transformation to happen all at once.

✨ Release the pressure of perpetual production.

✨ Stop forcing output when you need space.

    UNLEARN (CREATE, REIMAGINE & RESHAPE)

✨ Reimagine the pause as part of progress.

✨ Create space for beginner’s mind, imperfection and possibility.

✨ Reshape performance around seasons and energy.

    RELEARN (TEST & IMPLEMENT)

✨ Practise the one percent shifts of Kaizen.

✨ Return to your Ikigai when priorities pull you off course.

✨ Build small pauses into life before exhaustion stops you.

  • When the old system no longer fits | Burnout, education & becoming someone new | Bettina Tornatora

In this episode of the Bee Formless™ Flow Driven CEO Podcast, I connected with Bettina Tornatora, entrepreneur, coach and Program Leader at the Scotland College of Chiropractic, and somewhere between education, burnout, identity and challenging systems that no longer fit, we arrived at something neither of us can unsee once we have lived it: “There is no back to the way it was.”

After more than 25 years in entrepreneurship and coaching, Bettina moved from Melbourne to Barcelona to step into education, entered a role she describes as almost impossible and reached the point where she could no longer tell whether she needed rest or whether the environment itself was asking her to leave.

Rather than decide from exhaustion, she created space, stepped into what she calls a spiritual container and gave herself a month to listen. Walking away wasn't failure. The form no longer fitted.

She didn't reject education because one experience had broken her open. She returned differently, completed a Master's in Education and is now helping develop Scotland's first undergraduate chiropractic degree while staying close to practice and coaching to understand what future practitioners will face.

That opened a bigger conversation about systems that can be broken without knowing they are broken, resistance to challenging inherited models, and how easily those trying to create change can be consumed by what they are trying to reshape.

Bettina said something that applies far beyond education: “I'm working and I am giving, but I'm not sacrificing.”

We also moved into the parts of burnout and transformation that can be polished away once someone reaches the other side: wondering whether we will feel like ourselves again, wanting to rebuild the life we had before, and realising that after certain experiences, that person may no longer exist.

    THE SHAPE SHIFT IN MOTION

What if progress begins when we stop trying to return to an old form and listen for what the next one requires?

    LEARN (LETTING GO)

✨ Let go of expecting recovery to mean becoming who you were before.

✨ Release the need to fight every part of a system.

  • The power of women backing themselves | Trust, visibility & long-term success | Vandana Tolani

In this episode of the Bee Formless™ Flow Driven CEO Podcast, I connected with Vandana Tolani, Founder and CEO of Convanto, whose career spans investment, family offices and advising hundreds of founders. Yet our conversation quickly went somewhere more personal: the period when Vandana didn't recognise her own talent.

After closing deals and receiving recognition for her work, she remembers sitting by the window in her office and realising the capability had been there all along. What had been clouding it was self-doubt, criticism and the noise around her. Once she began trusting what she could do and filtering out that noise, something shifted.

Trust became a thread through our whole conversation: the trust we place in ourselves and our decisions, the trust a founder asks an investor to place in them, and the trust that has allowed Vandana to grow Convanto through relationships, referrals and showing up for clients beyond a transaction.

We explored why she sees the founder-investor relationship almost like a marriage, why capital needs shared expectations and integrity, and why founders need to understand who they are approaching and whether their business is genuinely ready for investment.

For women, our conversation moved into visibility, decision-making and backing ourselves. Vandana spoke about the progress she sees alongside the gaps that remain in boardrooms and positions of genuine influence, and why women recognising their skills, making their own decisions and allowing themselves to be seen matters.

Towards the end, Vandana shared the metaphor of a bamboo tree. For years, very little may appear above the surface while underneath, the roots are becoming strong enough to support what eventually emerges. I loved this as a reminder of how easily we compare our progress with somebody else's, when so much of building a business, reputation or ourselves happens before anyone else can see it.

    THE SHAPE SHIFT IN MOTION

What becomes possible when we trust what we're building before the results are visible?

    LEARN (LETTING GO)

✨ Let go of the noise that makes us question our capability.

✨ Release comparison with somebody else's visible success.

✨ Stop assuming every investor or opportunity is the right fit.

  • The longevity reset | L-Nutra, food as medicine & the science of regeneration | Dr. Joseph Antoun

In this episode of the Bee Formless™ Flow Driven CEO Podcast, I connected with Dr. Joseph Antoun, Chairman and CEO of L-Nutra, for a conversation that challenged some of what we have come to accept about ageing, from declining health to the way we eat, work and keep asking our bodies to perform without creating much space for regeneration.

Joseph has spent decades at the intersection of medicine, nutrition and longevity, with much of his work beginning from something woven into the rhythm of our lives: food. We consume it several times a day, yet rarely consider what could change if we saw it not only as fuel, pleasure or calories, but as an asset for longevity.

We explored L-Nutra and ProLon, biological age, fasting-mimicking nutrition, intermittent versus prolonged fasting and why Joseph believes periods of fasting can create an opportunity for repair and renewal. He kept returning to the analogy of a racing car, which I loved because however powerful the car, we would never expect it to race indefinitely without coming into the pits to check what is wearing down, make repairs and prepare for what comes next.

It had me think about how rarely we apply the same logic to ourselves when constant consumption, stimulation, optimisation and output have become the norm..

Our conversation didn't stay with the body, Joseph sees nutrition, movement, stress, sleep, community and purpose as interconnected parts of longevity, taking us into loneliness, technology and the possibility that AI could return something increasingly precious: time. Do we use those hours to produce even more, or return some of that space to creativity, connection, contribution and the people we love?

Joseph's dad gave him a philosophy that brought so much of this together: “We were born on this planet not to be a doctor, not to be whatever.” Beneath the science and ambition of L-Nutra, this became a conversation about more than extending life; it was also about staying well enough to experience it and remembering what we want all that extra time to be for.

    THE SHAPE SHIFT IN MOTION

What if longevity also asks us to create space for renewal?

    LEARN (LETTING GO)

✨ Let go of accepting declining health as simply part of ageing.

✨ Question food as only fuel, calories or weight management.

✨ Release the need to turn every hour saved into more output.

    UNLEARN (CREATE, REIMAGINE & RESHAPE)

  • When the life you built no longer fits | Identity, reinvention & starting over | Andrea De La Cerda

In this episode of the Bee Formless™ Flow Driven CEO Podcast, I connected with Andrea De La Cerda, Founder and CEO of Kandula Communications, and somewhere between talking about identity, self-abandonment, business, marriage and the moment life stops allowing us to pretend everything still fits, we realised how much of our journeys had followed a similar path.

For Andrea, that moment arrived in 2022 when several parts of the life she had built began unraveling at once. What she eventually had to confront was bigger than any one situation: how much of the person she had become was genuinely her, and how much had been shaped by being the perfect mother, employee, CEO, daughter and who she believed people needed her to be?

“I bought into this identity because I don't think the identity was really authentically me.”

Underneath the collapse was something Andrea had been overriding for years. She described the signals as a poke, then a slap and eventually a sledgehammer, and what happens when we keep swiping away the inner voice telling us something needs to change.

We explored the shame that can come with dismantling a life we worked hard to create, separating who we are from the roles we have learned to perform, and Andrea’s shift from seeing everything as happening to her towards recognising the agency that returned when she began asking what it might be happening for.

Towards the end, Andrea shared an idea from a CEO she once worked with. When clarity disappeared, he would “go into the woods” until the noise dropped away enough for him to hear what he already knew.

Sometimes the next direction isn’t waiting outside us. We may just need to become quiet enough to hear it.

    THE SHAPE SHIFT IN MOTION

What if falling apart is making space for who you are becoming?

    LEARN (LETTING GO)

✨ Let go of identities built around other people’s expectations.

✨ Release the need to keep holding everything together because you always have.

  • From side project to founder | Building LOCOCO, Energy & the Courage to go all in | Anna Bloom

In this episode of the Bee Formless™ Flow Driven CEO Podcast, I connected with Anna Bloom, Founder and CEO of LOCOCO, and I loved the warmth of this conversation because underneath a beautiful functional cocoa created in the mountains of Park City was a much bigger story about creativity, founder energy and what happens when something we have been quietly nurturing starts asking for more of us.

LOCOCO began during the pandemic, when Anna's kitchen became somewhere to experiment and play at a time when the outside world felt anything other than uncomplicated. What emerged was an idea she calls “uncomplicated comfort”: creating something genuinely pleasurable, functional and easy to bring into everyday life.

After more than 15 years shaping brands and products for Facebook,

Airbnb and Block, Anna was no stranger to side projects, yet this one kept growing until eventually she had to decide whether she was willing to give it her full attention. Going all in, as Anna described so openly, can sometimes feel like “terror,” especially when suddenly you are the most valuable and expensive resource inside the business.

That took us into a founder tension I know well: when everything feels important, what actually deserves our energy? Anna shared something an art professor once taught her about needing three or four uninterrupted hours in the studio, because creativity has its own rhythm and we have to stay with the uncomfortable part long enough to discover what sits on the other side.

“There's a moment of struggle, and if you cut short the moment of struggle, you don't get to the breakthrough.”

I loved the tension between these ideas. We may want uncomplicated comfort in our lives, while creating something meaningful still asks us to move through uncertainty. Whether we are reshaping a product, a business or ourselves, sometimes the work needs enough space to reveal its next form.

    THE SHAPE SHIFT IN MOTION

What could emerge if we gave the important work enough space to reach the breakthrough?

    LEARN (LETTING GO)

✨ Let go of the belief that everything deserves equal attention.

✨ Release the idea that fear means you chose the wrong path.

In this episode of the Bee Formless™ Flow Driven CEO Podcast, I connected with Nancy Jacobs, Founder of Ovalis Group, who after more than 35 years in business reached a point where she wasn't even sure she wanted to remain in the working world she knew. She had spent years working hard, doing what she believed was right and navigating environments that didn't always reflect the same values back, until eventually she made her world smaller for a while and found something she hadn't expected in that space: peace and where she had a bias.

What emerged from there wasn't really a plan to start another company. Nancy had reached a stage where, in her words, “I have nothing to lose by trying what I believe is the right way of working,” and I loved where that took our discussion because Ovalis became an experiment in what business might look like if she built from that belief rather than adapting herself to another existing system.

We explored what changes when growth isn't driven by endless extraction, why Nancy believes there is enough for everybody, and how knowing your value and growing intentionally can sit alongside commercial success. We also talked about technology and AI, an area Nancy knows incredibly well, and why the more automated our world becomes, the more she finds herself coming back to something remarkably simple: “Be genuine. Say hello to people, have conversations. Don't sell.”

Then there was Nancy's egg, which became one of my favourite parts of our conversation. I won't unpack the whole metaphor here, other than to say it completely reshaped the way we talked about the role of a founder, the people who sit inside and around a business, and what we are actually responsible for protecting as we grow.

    THE SHAPE SHIFT IN MOTION

What changes when we stop treating people, values and commercial growth as competing priorities?

    LEARN (LETTING GO)

✨ Let go of the belief that growth has to come through extraction.

✨ Release the need to conform to systems that no longer feel aligned.

✨ Stop assuming professionalism requires us to become less human.

    UNLEARN (CREATE, REIMAGINE & RESHAPE)

✨ Reimagine business around trust, care and long-term relationships.

✨ Reshape growth so values remain part of the operating system.

✨ Create structures that allow people to contribute without shrinking themselves.

    RELEARN (TEST & IMPLEMENT)

✨ Build slowly enough to protect what matters.

✨ Let values guide decisions before pressure does.

✨ Use technology where it creates real value without outsourcing the relationship.

    ACTIVE RECOVERY (REFLECT & RESET)

✨ What are you protecting at the centre of your business?

✨ Where has growth started pulling you away from your values?

✨ What would change if trust became part of your commercial strategy?
