  • Great Leaders Are the Support Act: Culture, Trust and Preventing Burnout | Steve Tolton

    Send us Fan Mail

Your company culture is not the collection of values written on the wall.

It is what your people experience through the decisions you make, the behaviour you tolerate and the way you lead them every day.

In this episode, Peter Boolkah speaks with Steve Tolton, founder and managing director of Fuel Integrated, about building a genuinely people-centred business.

Steve explains why he sees himself as the tour manager rather than the rock star. His job as a leader is to support talented people, create the right environment and ensure they have what they need to perform at their best.

That includes actively discouraging the long hours and all-nighters often glorified within the creative industry.

Steve also discusses the difficult parts of entrepreneurship that successful owners frequently leave out: daily risk, family pressures, choosing the wrong business partners, difficult people decisions and the responsibility that comes with employing others.

    You’ll discover:

    • Why culture must be lived rather than displayed
    • How Fuel uses the same brand book internally and externally
    • Why creativity, service and wellness must work together
    • The connection between employee well-being and great customer service
    • Why trust and respect must be earned by leaders
    • How founders can support people without surrendering leadership
    • Why protecting employees from burnout is good business
    • The importance of hiring people who align with your culture
    • How reading and continuous education improve business performance
    • Why Steve gives employees dedicated development time
    • The three things he would do differently if starting again
    • Why founders need to become architects of the business

This conversation offers a practical alternative to the founder-as-hero model.

A strong business is not built by exhausting the founder and everyone around them. It is built by creating an environment in which capable people can learn, perform and grow without sacrificing their well-being.

We need more people to talk about the blood, sweat, and tears that go into any successful business.

And today, that's exactly what Steven and I are going to do.

In this video, I talk with Steve Tolton on the power of a people-centric culture in business, and what it takes to be a successful entrepreneur.

  • From One-Man Band to Business Leader: Building Beyond Yourself | Clayton Shipton

    Send us Fan Mail

Going from employee to self-employed is one transition.

Building a company that no longer depends on you for every sale, task and decision is another entirely.

In this episode, Peter Boolkah sits down with Clayton Shipton, founder and managing director of CLS Money, to explore his journey from corporate finance and redundancy to launching his own mortgage brokerage and building a growing team.

Clayton is candid about the reality of the early years: working from seven in the morning until eight at night, handling everything himself and discovering that being a good mortgage broker did not automatically make him good at marketing, administration or business ownership.

His first breakthrough came when he hired an apprentice to take administrative work away from him. That decision effectively doubled his capacity and helped Clayton make the difficult transition from one-man band to employer.

    Peter and Clayton discuss:

    • Why technical ability alone is not enough to build a business
    • The long hours and hidden pressures of working alone
    • Why hiring your first employee can feel so frightening
    • How Clayton’s first apprentice transformed his capacity
    • Hiring people for personality, attitude and potential
    • The responsibility founders feel for their employees
    • Why did Clayton reach a mental growth ceiling
    • The importance of outside guidance and accountability
    • Investing in premises, technology and staff development
    • Why did Clayton earn less personally while reinvesting in growth
    • Moving from a mortgage broker to the leader of the business
    • The low-value work that keeps founders busy but stuck
    • Why genuine business success rarely happens overnight

This is an unusually honest account of the transition from self-employment to business leadership.

It also captures one of the central principles behind escaping The Hamster Wheel Trap®: a founder cannot build a valuable, scalable business while continuing to do everything personally.

  • We Wanted to Scale Fast - But We Were the Problem | Sam Malins & Ed Barnes

    Send us Fan Mail

Sam Malins and Ed Barnes wanted to scale quickly.

The problem was that they hadn’t yet built the people, systems and management structure required to support that growth.

In this candid conversation with Peter Boolkah, Sam and Ed explain how complementary founder skills helped them build Dunmow Waste, Fireward and Reacton Fire Suppression, and why enthusiasm and hard work eventually had to be replaced by structure, delegation and strategic thinking.

Sam began by selling cars, where he learned a painful lesson about supply chains, margins and knowing the real cost of doing business.

He later took control of a family waste company, turning over approximately £850,000 to £900,000 with eight to ten employees.

After meeting Ed through a business-planning programme, the two discovered that they shared an unusual ability to make decisions and execute quickly. That partnership helped them restructure the waste business, launch Fireward and develop Reacton.

But growth introduced a different set of problems.

    You’ll discover:

    • Why working hard does not compensate for weak margins
    • How enthusiasm helped Sam win a major early contract
    • Why Sam and Ed’s contrasting abilities created a strong partnership
    • How bringing disconnected teams together improved communication
    • Why the founders initially underestimated risk and structure
    • How the requirements of a business change at each stage of growth
    • Why have people become their biggest scaling challenge
    • Sam’s admission that the founders themselves were part of the problem
    • Why an expensive executive hire cannot create the founder’s operating model
    • How values, customer standards and culture must be built into the company
    • Why did better people allow Sam and Ed to buy back their time
    • How their recruitment approach changed as the companies grew
    • Why did installing a management structure take more than five years
    • The difference between operational stress and strategic pressure
    • Why patience and a relentless pursuit of excellence must work together

Founders frequently blame their employees when growth stalls.

But if the structure is unclear, the operating model exists only in the founders’ heads, and every important decision returns to them, the founders have created the dependency.

    Scaling requires more than ambition.

It requires founders to define their recipe, build the supporting structure, recruit people capable of operating it and gradually step out of the daily minutiae.

  • His Family Business Went Bust - Then He Risked Everything to Rebuild | Mike Young

    Send us Fan Mail

Mike Young spent years working inside family businesses before embezzlement, broken trust and conflicting priorities brought those relationships to breaking point.

Then, during the financial crisis, Multipipe’s principal supplier was acquired and abruptly withdrew its support.

The company lost most of its income overnight, and the business went bust.

Mike could have walked away. Instead, he put his personal finances and family home at risk, started again and used everything he had learned to rebuild the company.

In this candid conversation with Peter Boolkah, Mike explains the realities of working with family, rebuilding after business failure and carrying the emotional and financial pressure of betting everything on the company.

    You’ll discover:

    • Why family relationships can complicate business decisions
    • How professional disagreements become personal conflicts
    • What happened when money was embezzled from the family business
    • Why financial controls and independent checks are essential
    • How business education changed Mike’s approach
    • What happened when a key supplier withdrew during the financial crisis
    • How Mike responded after the company went bust
    • Why starting again did not mean starting from zero
    • What Mike risked to finance the new business
    • Why Mike eventually bought out his brother-in-law
    • The importance of cultural alignment between business partners
    • How business coaching helped Mike handle pressure and maintain perspective
    • Why does apparent overnight success usually follow years of difficult work
    • How persistence, education and better solutions helped Mike rebuild

Family loyalty does not automatically create commercial alignment.

A family business still needs clearly defined roles, financial controls, shared values, accountability and agreements that protect both the company and the relationships involved.

Without those foundations, the founder can become trapped between protecting the business and protecting the family.

  • How I Reached £3M Turnover and Still Lost My Business | Kevin Hayler

    Send us Fan Mail

Kevin Hayler built a company that reached £3 million in turnover, recruited 120 self-employed salespeople and acquired hundreds of new customers every month.

From the outside, it looked like an extraordinary entrepreneurial success story.

Inside the business, Kevin was exhausted. Every important decision came through him; the company lacked strong foundations, and rapid growth was consuming cash.

Then a strategic banking partner withdrew from the market. The company lost approximately £500,000 in cash flow, accumulated substantial debt and needed emergency investment to survive.

In this candid conversation with Peter Boolkah, Kevin explains how he built the company, where he went wrong, why the wrong senior appointments made matters worse and how accepting rescue investment eventually cost him control of the business.

    You’ll discover:

    • Why corporate success does not automatically prepare you for business ownership
    • How blind confidence can help an entrepreneur start, but create problems later
    • How Kevin recruited 120 salespeople within six months
    • Why rapid growth can hide weak foundations
    • What happens when every decision depends on the founder
    • Why an impressive CV and salary do not guarantee executive capability
    • How Kevin lost approximately £500,000 after a strategic partner changed direction
    • Why emergency investment must be examined as carefully as any other deal
    • How debt forced Kevin to choose between selling and administration
    • Why did he continue treating the company as his own after selling it
    • How losing the business affected his confidence and identity
    • Why entrepreneurial isolation makes recovery harder
    • The difference between making mistakes and being a failure
    • How Kevin rebuilt his career around his strongest ability: sales leadership

Kevin’s story demonstrates that revenue and activity do not necessarily create a strong business.

A company can grow rapidly while remaining structurally weak, dependent on its founder and dangerously exposed to a single commercial partner.

Growth without management, delegation, cash control and robust agreements can simply create a bigger Hamster Wheel Trap®.

  • Why Leadership Fails Without Management, Systems and Accountability

    Send us Fan Mail

Leadership provides direction. Management turns that direction into consistent execution.

Businesses often celebrate leadership while treating management as its less exciting little brother. But a company filled with enthusiastic leaders and no effective management quickly descends into chaos.

Who checks that the work has been completed? Who owns the process? Who monitors the numbers? Who holds people accountable when standards begin to slip?

In this short conversation, Peter Boolkah and his guest examine why effective management, clearly defined systems and operational accountability are essential for building a business that can function without constant intervention from its founder.

    You’ll discover:

    • Why leadership without management produces activity but not execution
    • Why management is frequently overlooked or misunderstood
    • The difference between having a process and having a working system
    • What Peter learned about systemisation while working at McDonald’s
    • Why businesses should examine the system before blaming the person
    • Why every process needs a clearly identified owner
    • How measurements and accountability turn documentation into action
    • Why internal systemisation projects frequently lose momentum
    • When bringing in an external specialist can accelerate implementation
    • How strong managers allow founders to focus on strategy and growth

A checklist stored in a manual is not necessarily a working system.

Unless someone owns it, follows it, measures it and manages the people responsible for it, the process is effectively dead.

Getting managers to do the managing is one of the essential steps in freeing the founder to think strategically and build a more valuable business.

  • Your Managers Aren’t Trained: How to Handle Difficult Conversations | Reggie Shropshire

    Send us Fan Mail

Many founders promote capable employees into management positions without ever teaching them how to manage.

The predictable result is managers who avoid difficult conversations, become aggressive when pressure builds, or repeatedly escalate people problems back to the owner.

In this episode, Peter Boolkah speaks with business coach Reggie Shropshire about handling difficult conversations with empathy, clarity and firmness.

Reggie explains why a manager’s responsibility ultimately comes down to two things: results and retention. Both become considerably harder when managers do not understand their people or know how to address poor performance without making the conversation personal.

    You’ll discover:

    • Why managers need to know what motivates their people
    • How strong relationships make honest conversations possible
    • Why power, control and aggressive management no longer work
    • The difference between being friendly with employees and being their friend
    • Why managers must not depend on employee approval
    • How helping employees achieve their goals improves motivation
    • Why management should be treated as a profession
    • How to focus difficult conversations on behaviour, skills and outcomes
    • Why management training is essential for reducing founder dependency

When managers cannot manage, the founder remains the company’s chief problem-solver, disciplinarian and escalation point.

Developing managers who can handle uncomfortable conversations is, therefore, not simply an HR exercise. It is part of building a business that can operate without depending on its owner for everything.

  • Before You Buy a Business: Don’t Buy Yourself Another Job | Louis Biron

    Send us Fan Mail

Are you buying a valuable, self-sufficient business or paying to inherit somebody else’s job, debt and problems?

An acquisition can accelerate growth, but only when the buyer understands what is really being purchased. Without a clear framework, it is easy to become emotionally attached to a deal, accept unreliable financial information or underestimate the working capital required.

In this episode, Peter Boolkah speaks with One Horn Transportation co-owner and COO Louis Biron about the lessons Louis and his wife learned after buying, operating and gradually removing themselves from their first company.

Having spent approximately 15 years building that business, Louis returned to the acquisition market with much stricter criteria. At the time of this conversation, he and Peter had examined around 140 businesses and found only four or five worth pursuing.

    You’ll discover:

    • Why buying a small business is different from analysing a major corporate acquisition
    • How to define the financial characteristics of the business you want
    • Why margin, cash conversion and working-capital requirements matter
    • How experience changes the way buyers interpret acquisition opportunities
    • Why information supplied by business brokers cannot automatically be trusted
    • The difference between cash and accrual accounting
    • Why an owner’s years of effort do not determine the company’s market value
    • How owner involvement reduces transferable business value
    • Why tax minimisation can reduce both valuation and borrowing capacity
    • How to recognise when you are buying yourself another job
    • Why does a company that depends on its owner require the buyer to replace that owner
    • How long did it take Louis and his wife to create a business that ran without them
    • Why buyers need industry knowledge, financial criteria and contingency capital
    • Why must you be willing to walk away from an attractive-looking deal
    • How advisers, coaches and experienced peer groups improve acquisition decisions

    The central lesson is:

Never buy a business until you understand what happens when the existing owner leaves. If you must personally replace everything the seller currently does, you have not bought freedom; you have bought another job.

  • Stop Looking for Hacks: Build the Capacity to Lead | Robert Glazer

    Send us Fan Mail

Can leaders expect their people to grow if they refuse to model growth themselves?

Personal and organisational development do not come from another motivational slogan or short-lived productivity hack. They come from knowing what matters, building the right habits, and consistently doing the work, especially when you don’t feel like doing it.

In this episode, Peter Boolkah speaks with bestselling author, entrepreneur and Friday Forward creator Robert Glazer about developing the capacity required to perform and lead at a higher level.

Robert explains the four interconnected capacities behind his Elevate framework: spiritual, intellectual, physical and emotional.

Together, Peter and Robert explore why some people struggle to change, how leaders influence culture through their behaviour and why external success can still leave somebody deeply unfulfilled.

    You’ll discover:

    • How Robert’s Friday Forward email grew from an internal message into a global newsletter
    • Why did Elevate require three years and three complete rewrites
    • The four capacities behind sustainable personal development
    • Why high achievers are not necessarily working with better tools
    • The difference between not knowing where to begin and refusing to try
    • Why leaders must model the behaviour they expect from their teams
    • How personal challenges can inspire people throughout an organisation
    • Why meaningful development is a long-term process
    • Why no shortcut or hack to replace doing the work
    • How core values help determine what deserves your attention
    • Why discipline matters most when motivation disappears
    • How can somebody appear successful while feeling no genuine fulfilment

    ABOUT PETER BOOLKAH

Peter Boolkah is a business coach, author and speaker who has spent more than 20 years helping business owners build stronger, more valuable businesses that do not depend on them for everything.

He is the creator of The Hamster Wheel Trap® and author of Your Business Sucks: Build a Business That Works Without Destroying Your Life.

Peter works with founders and leadership teams on the issues that ultimately determine whether a business creates freedom or becomes another job: leadership, founder dependency, people, profit, execution, scaling, exit readiness and enterprise value.

His approach is direct, practical and built around one simple question:

Do you own the business, or does the business own you?
