80/20 Rule: More Is on the Other Side of Less

Go beyond the boost! Join my Skool group at https://faceyourpassion.com.
Episode Description
Eighty percent of what you're doing today is messing with you. You're spending your day managing stuff that doesn't move you forward.
We all do it. We add hacks, frameworks, apps, and blueprints because nobody likes having things taken away.
Today I'm taking the 80/20 rule you've heard a hundred times and adding some special sprinkles on top. More is on the other side of less. The people who get what they want are subtractive. I'll show you why, and I'll throw in a Tesla story that proves the point. Find your 20 percent and start cutting.
Featured Story
Twenty-some years ago, I watched David Allen teach his Getting Things Done system. It's an awesome system. After the talk, I walked up on stage and asked him what most people won't.
Let me know what you do. Not what you wrote.
He smiled, reached into his pocket, and pulled out a folded yellow sheet from a legal pad. He told me he carries it around all week.
I cracked up. That was his review. That was how he ran his life.
I can't tell you how many executives I've met since then with one piece of paper in their pocket. I carry one too. It changed how I think about keeping up.
Important Points
* Only 20 percent of what you do gets you results. Find those few actions first, then question why you keep the rest.
* Adding more means more to manage. The people who get what they want are subtractive. They take things off the plate.
* You likely know enough to do what you want already. What's missing is discipline, desire, and the nerve to cut stuff.
Memorable Quotes
* More is on the other side of less. The people who actually get what they want in life are subtractive in nature.
* Instead of keeping up, get rid of the stuff you're trying to keep up with. Then you won't have to keep up anymore.
* If you're not making the money you want, I guarantee you're not focused on the right 20 percent of your day.
Scott's Three-Step Approach
* Write down everything you did this week, then circle the 20 percent that actually moved your results or your money.
* Take a hard look at the other 80 percent and decide what you can drop, hand off, or stop managing starting today.
* Cut those things and keep your day so simple you know what matters without checking a system or a review again.

Finish the Year Strong: No More, Many More, and Planning for 2027
November 2, 2026 | Episode 5581
Host: Scott Smith
Go beyond the boost! Join my Skool group at https://faceyourpassion.com.
Episode Description
Most people wait until New Year's Eve, grab a glass of champagne, and try to plan a whole year in sixty seconds. That's not you.
High achievers plan in November. They settle things before Thanksgiving, enjoy December, and hit the ground running in January.
Today I'm walking you through the first steps I take my private clients through. No wheel of life. No stack of goals you'll never reach. Just a debrief brief, a look at what you'll create, and two simple lists I call the no mores and the many mores. Grab a pen and think.
Featured Story
The government keeps handing me titles. Two years ago they said I was a senior citizen. I told them to get out of my face.
Now they say I hit full retirement age on November 21st. Evidently that means I get to stop—recliner and crosswords for me.
It's not even possible.
Last year's word of the year was six-seven. I'm turning sixty-seven. This year's word is maxing, so I'm thinking about some six-seven maxing.
That takes planning too. Your mindset changes at this stage. I'm asking what more fun I can have and who else I can impact. That's why I'm changing the show. I'm not retiring. I'm rewiring.
Important Points
* Plan in November. Settle the big decisions before the holidays, rest in December, and start January already moving.
* Start with a retrospective debrief. Write a page on how this year went and how you felt, not just which goals you hit.
* Skip the values list up front. If you haven't done the awareness work, you'll make up your values and get them wrong.
Memorable Quotes
* You can't make a whole year plan in 60 seconds with a glass of champagne and a girl on your arm on New Year's Eve.
* You filled out your wheel of life last year, and it ran you over this year. So I think differently about planning.
* In year-end planning, we don't want to do anything about it. We want to create on top of it. That's the difference.
Scott's Three-Step Approach
* Look over your shoulder at this year and write a paragraph or a page about what happened, why, and how it felt to you.
* Use that debrief to decide what you'll create in 2027. Don't rush into action yet. Build something new on top of it.
* List your no mores, the things that are gone for good, then your many mores, the things you love and want more of.
Chapters
0:13 - Fifteen takes later, this Monday show rolls finally
1:02 - Why high achievers do their planning in November
4:07 - The government says I'm retiring on November 21st
6:06 - The debrief brief: looking back over your shoulder

Motivation Isn't Dead. You're Just Using It for the Wrong Job.
October 30, 2026 | Episode 5580
Host: Scott Smith
Go beyond the boost! Join my Skool group at https://faceyourpassion.com
Episode Description
The internet says motivation is dead. Jocko says count on discipline. My buddy Billy says all you need is execution.
I get it. I don't buy it.
I've worked with some of the most disciplined people in the world, and they still call me saying they need help getting moving. Today I'm throwing a few stones at the motivation-sucks crowd and showing you why motivation, discipline, and execution are three tools with three different jobs. Use the wrong one, and you'll blame yourself. Plus one question to ask before your weekend starts.
Featured Story
I have a lot of friends who do podcasts. Or want to. Some tell me they record one every couple of weeks, and that's okay. Others can't get themselves into the studio.
Then some of them finally come in, record an episode, and never post it.
I asked one of them why not. I can do five a day, and you can't post one every three or four weeks?
They aren't short on motivation. They're fired up about it. Something else is in the way.
This show is 5,600 episodes, every day for 20 years. Plenty of mornings I walked in here not feeling it at all. I showed up anyway.
Important Points
* Motivation is your why, discipline is showing up, and execution is knowing the next step. Each one has its own job.
* If you're fired up and still not moving, you either don't know the next step or you're scared of it. Fix that first.
* Shrink the job with an if-then plan. If this happens, then I'll do that. One small, clear step beats a wall of tasks.
Memorable Quotes
* People say motivation doesn't last. Neither does taking a bath. That's why we recommend it daily. It's maintenance.
* Discipline can't march you down a road you can't see. That's not a character flaw. That's just being human, guys.
* Motivation gets you to the start line, and it brings you back. Discipline keeps you showing up. Execution makes it real.
Scott's Three-Step Approach
* Let motivation do its job. Find what inspires you and use that spark to get yourself up to the starting line today.
* Build the discipline to show up every day, even on the mornings you're not feeling it, so the work keeps moving.
* When you stall, make an if-then plan for the next step, take it, and let motivation pull you home on the final lap.
Chapters
0:12 - Happy Friday, and some TMI you didn't ask for
1:48 - The question to ask before your weekend even starts
2:31 - Jocko, my buddy Billy, and the motivation-is-dead crowd
4:35 - Three tools, three jobs, and why you blame yourself
5:44 - Why every coach is suddenly selling you a framework
7:20 - The if-then plan that shrinks a scary next step

Most Businesses Don't Fail. The Owners Run Out of Time.
October 29, 2026 | Episode 5579
Host: Scott Smith
Go beyond the boost! Join my Skool group at https://faceyourpassion.com
Episode Description
Resilience is just about everything. And it's simpler than you think.
Ask ChatGPT or Claude how to stick with something, and you'll get a list of 50 things. You don't need 50. You need four honest questions.
I've picked these up over years of coaching business owners, and I still ask them in my groups every week. They're common sense, but most people never sit down and answer them. Today I'm walking you through all four, and why most people who quit didn't fail. They ran out of time or money first. Hang on for the ride.
Featured Story
Our HOA said paint the fence. It's a 20-year-old wrought iron fence, well made and expensive to replace, so painting it made sense. Simple enough.
Except it wasn't. We had to find people, get estimates, listen to how each one would do the job, and figure out the right way when we didn't even know what right looked like.
Then the crew showed up to spray paint it on a windy day. They pressure washed, sanded, primed, and laid down two coats. I watched how hard they pushed.
When they finished, they were all smiling, and they got paid fast. And it hit me how much resilience it took from all of us to make a fence better.
Important Points
* Whatever you think it'll take to learn your new business, it'll take longer. Plan for it, and lean on what you know.
* Decide you'll work as long as it takes. Put a three-year limit on it, and you've already set yourself up to fail.
* Know how long your money will last before you start. With six months of runway and no real plan, don't even start.
Memorable Quotes
* You're broke when you have no keys to anything. If you have any assets at all, you have more money than you think.
* When I set this business up, I said I'm willing to work as long as it takes. I don't care. I like what I'm doing.
* If you've never made $500,000 a year before, you don't understand what that feels like. You're just guessing, guys.
Scott's Three-Step Approach
* Figure out honestly how long it'll take to learn what you need to succeed, then add time, because it's always longer.
* Decide how long you're willing to work for it and how long your money will last, and make sure both cover that time.
* Set a realistic number for what you'll earn once money comes in, based on real figures, not what the internet says.
Chapters
0:15 - Four questions, not the 50 things ChatGPT hands you
1:16 - A windy day, a wrought iron fence, and a really hard job
3:21 - The struggling martial arts school that started it all
4:08 - Why it always takes longer to learn than you think
7:01 - How long your money will last, and when you're really broke
8:47 - How $100K a year quietly turned into $20,000 a month

Why Work-Life Balance Feels Impossible and What to Do Instead
October 28, 2026 | Episode 5578
Host: Scott Smith
Go beyond the boost! Join my Skool group at https://faceyourpassion.com
Episode Description
Work-life balance. I don't like the phrase. Depending on the day, I think it's a little silly.
About 65% of workers believe they have to sacrifice their life to get ahead. They work 12-hour days, wonder why their kids don't like them, and wait for retirement to finally take control.
Today I'm giving you the one word that fixes balance, plus a new way I've been running my time with my clients and my Skool group. It builds on Monday's happy obsession. Once you hear it, balance takes care of itself. Press play.
Featured Story
For years, when people asked what I did, I'd say I'm in business. Or I'd say I'm semi-retired, because I work maybe 20 or 25 hours a week. Nobody got it.
So I changed my wording. Now when somebody asks, I say I'm retired. Oh, what do you do with your time? Well, I stay pretty busy. I manage a little business. It's not that little. And I do some investments.
And they light up. Man, that's what I want to do—just managing, consulting, things like that.
I've been doing that for 30 years. Same life, same work. I changed one word, and suddenly everybody understood what they'd been chasing.
Important Points
* Balance is something you do, not something you reach. Like riding a bike, you have to keep moving to stay upright.
* What you're really after in work-life balance is control. Get control now, and balance will take care of itself.
* Lock in a few non-negotiables and let everything else flow. Simple rules work better than rigid hours and ratios.
Memorable Quotes
* Life is like riding a bicycle. To keep your balance, you must keep moving. Balance is something you do, not reach.
* I don't consider what I do working. I consider what I do, what I do—the working stuff I give to people or to AI.
* Control is a top factor in happiness for people who retire, and it's the thing most people who aren't retired want.
Scott's Three-Step Approach
* Admit that what you're chasing in work-life balance isn't a perfect scale. It's control over your own time and life.
* Lock in the few non-negotiables that matter most, and set simple rules for them instead of fixed hours or ratios.
* Let everything else flow around those rules, keep moving like you're on a bike, and let balance take care of itself.

1:11 - Twenty seasons in, and some changes are coming
2:34 - The 65% who believe they must sacrifice to get ahead

I Spent a Year Learning AI. Here's What Nobody Tells You.
October 27, 2026 | Episode 5577
Host: Scott Smith
Go beyond the boost! Join my Skool group at https://faceyourpassion.com
Episode Description
Trigger warning. We're talking about AI today. But not how to make money with it, build bots, or code apps.
This one is about what you and I have had to go through to get here. Most people in their forties and fifties never expected to go back to school for something called artificial intelligence. And this time you paid for it.
I spent a year buried in it so I could help my clients, and I came out the other side seeing it differently. Today I'm letting you off the hook a little. Hang on for the ride.
Featured Story
When AI first showed up, I didn't care. What's this chat thing? I didn't need it. About a year in, I looked again and saw what was coming.
So I dug deeper than most. It took a year. I stressed myself out, stayed up late, made apps, did all the vibe coding. I'm no stranger to computers. I bought a VIC-20 at 19 for about $300 I didn't have.
Where I landed surprised me. I don't even use many bots. Why get a bot to do the work when you can fix the work so you don't need the bot?
This past week I finished something in two hours that would have taken me a week a year ago.
Important Points
* If you run a business, you better use AI. You won't stay competitive without it, and it's more fun to build it in.
* AI made my drudgery disappear. Let it handle the grunt work so you can get back to the fun stuff you started to do.
* You've learned new skills dozens of times to get the job or land the client. AI is one more, and you can do it again.
Memorable Quotes
* People like easy. We're all wired for it, and that's exactly why AI is here to stay. We're not going to stop it.
* I paid the price. I put in the blood, sweat, and tears, and I learned something that is changing the entire world.
* If you haven't started, that's a choice. But if you're in business, you better get good at it. It's coming anyway.
Scott's Three-Step Approach
* Accept that AI is coming whether you learn it or not, and decide today that you're willing to pay the price to learn it.
* Put in the time on the learning curve. Take the courses, push through the frustration, and keep going until it clicks.
* Once you find your groove, hand AI the grunt work, fix your processes, and put those hours back into the fun stuff.
Chapters
0:15 - Trigger warning: we're talking about AI today, sort of
2:55 - Why 90% of people will never learn a thing about AI
3:53 - This isn't just tech; it's a whole lifestyle change
4:57 - A VIC-20 at 19 and a year of staying up way too late
6:58 - A week of work done in two hours, and the fun came back

Passion Isn't Enough. Find Your Happy Obsession.
October 26, 2026 | Episode 5576
Host: Scott Smith
Go beyond the boost! Join my Skool group at https://faceyourpassion.com
Episode Description
Are you a happy person? Not clap-your-hands happy. Just happy in general. Now, are you obsessive? I think the two go together when you do it right.
Psychologists talk about harmonious passion and obsessive passion—both work. But I've been testing a third version with my clients, my Inner Circle, and my Skool group. I call it a happy obsession.
Today I'm asking what you're happily obsessed about, and what happens when you flip the script and build your day around it instead of squeezing it in last. Don't wait until you're 65 to try this. Press play.
Featured Story
My first radio job was at WAKS in Fuquay-Varina—a daytime AM station. We read the obituaries on the air, tuned in to the tobacco auction, and played some country music. When a trucker blew his horn as he drove by, I had to open the mic and say, "Hey, trucker." It was the law in that town.
At seven o'clock we turned the transmitter off. That's when my buddy and I pulled our 45s out of the case and played rock and roll until two in the morning—big-time DJs in our minds.
Nobody could stop us. The whole day was just a way to get to that studio at night.
Then one night we forgot to turn the transmitter off.
Important Points
* Obsession and passion are really the same thing. Something grabs your attention, you're all in, and nobody stops you.
* Flip the script. Stop saving your happy obsession for after the business of the day and make it the reason for the day.
* Stay responsible. Pay the bills and give your boss his money's worth, then get it done fast so you can get back to it.
Memorable Quotes
* When you're obsessed, you can't wait to get back to it. You get out of bed in the morning, and that's the driver.
* You get out of bed in the morning, and that's what you do. Everything else is in the way of your happy obsession.
* Do not wait until you're 65 and retired to decide to do this. Decide to do it today. Watch how everything changes.
Scott's Three-Step Approach
* Ask yourself what you're happily obsessed about, the thing you'd do all day long if nobody stopped you, and name it.
* Flip the script so obsession leads your day, and the rest of the work becomes what you finish on the way back.
* Get efficient at the must-dos, stay responsible to your job and bills, and pour every hour you save into what you love.
Chapters
0:13 - Broadcasting live between the race cars and the rocket ships
2:44 - Obituaries, tobacco auctions, and rock and roll till 2 a.m.
3:46 - Harmonious, obsessive, and a third kind of passion
6:01 - Skipping the gym because the studio was calling me

8:25 - Don't wait until you're 65 and retired to do this

Dolly Parton Didn't Make It Look Easy. She Made It Easy.
October 23, 2026 | Episode 5575
Host: Scott Smith
Go beyond the boost! Join my Skool group at https://faceyourpassion.com
Episode Description
Dolly Parton made a 60-year career look easy. It wasn't. But she made a handful of disciplined decisions early and repeated them for decades.
I took the grandkids to Dollywood this past week, my first visit since Dolly passed in August. It hit different. So I dug into what she actually did.
Today I'm walking you through how she owned her work before she was famous, built a brand out of who she was, partnered smart, protected her private core, and guarded a daily rhythm. It ties this whole week together. Listen in and steal a few.
Featured Story
Dolly wrote "I Will Always Love You" the same day she wrote "Jolene." It's on a cassette tape. Then Elvis called. He wanted to sing her song, but he also wanted the publishing rights.
She said no.
If you know the music business, you know the person who owns the publishing gets rich. Bands barely get paid for radio or streaming. The songwriter always gets paid. Dolly knew that.
Years later, Whitney Houston's version became the best-selling single ever by a female artist, and it made Dolly rich beyond imagination. She used to say her songs were like her children. In her old age, they'd support her.
Important Points
Own your work before you're famous. Stop giving your stuff away, because whoever owns it is the one who gets paid.
When your brand is who you already are, everything gets easier and more honest, and you almost never get busted.
Protect a daily rhythm. Dolly woke at 3 a.m., prayed, then wrote and handled business while the world was still calm.
Memorable Quotes
When your brand is simply who you are, everything gets easy. It gets honest as well. My brand is like me. A hot mess.
She made her biggest decision in advance and followed through. A system she built and a discipline that ran it.
It's not distance, it's protection. Always keep something back for you, and meet your own needs before anyone else's.
Scott's Three-Step Approach
Decide in advance what you'll never give away, whether it's your songs, your content, or your time, and own it.
Wrap your brand around who you already are, then bring in partners to scale the parts you shouldn't run yourself.
Guard a daily rhythm for your best hours, and tie the work to a purpose bigger than you so you keep on building.
Chapters
0:21 - Six hours of nonstop talking and loving every minute
1:37 - All week long and I never asked you to buy a thing
2:09 - A day at Dollywood with the grandkids after Dolly's gone
3:40 - Elvis wanted her song and its rights, and she said no
5:11 - A brand built on who she was, six-inch heels and all
6:21 - Half her park and the partners who scaled her vision
8:16 - A 3 a.m. rhythm, 332 million books, and building to the end

You Don't Have a Motivation Problem. You Haven't Decided Yet.
October 22, 2026 | Episode 5574
Host: Scott Smith
Go beyond the boost! Join my Skool group at https://faceyourpassion.com
Episode Description
You keep saying you need more motivation. You don't. You have a decision problem.
Most of what we call deciding is wishing. "I want to grow my business" is a wish. A real decision has an edge to it. It cuts off other options, and that's exactly why we avoid it. Staying vague feels safe.
Today I'm giving you a simple test to tell the difference, plus why wishing looks so much like work. I'll even tease where Dolly Parton fits in. Listen in, then pick your there before you go looking for another way to get there.
Featured Story
This show is 20 years old. We were one of the first podcasts ever, before Apple even had a podcast directory. Apple sent me a note asking if I wanted to be in their new podcast thing. I said yes. That's how long ago this was.
Now, at 20 years, I've made a decision. Things are going to change at the end of the year. I won't tell you what yet, because y'all hold me to things.
What I will tell you is I've decided not to keep doing it the way I've been doing it. That decision cut off other options. And once it did, a hundred smaller choices disappeared.
Important Points
"I want to grow my business" is a wish. "I'm going to grow my business" is a decision. Learn to hear the difference.
If you've truly decided, you can name your next step and when you'll take it. If you can't, you haven't decided yet.
Wishing looks like work. Planning, podcasts, and research feel productive while they let you skip out on commitment.
Memorable Quotes
A decision has an edge to it. It cuts away other options. If nothing got cut, you didn't decide. You only wished.
Dreaming don't pay the bills and dreaming don't get stuff done. Sometimes you have to decide to make it happen.
Once you have made a decision, a hundred smaller choices kind of disappear, so you don't need willpower anymore.
Scott's Three-Step Approach
Write down the thing you keep saying you want, then rewrite it from "I want to" into "I'm going to" and mean it.
Cross off at least one option that decision cuts away, because if nothing got cut, you only made another wish.
Name the very next step and the day you'll take it, then put it on your calendar before you finish this episode.
Chapters
0:15 - You don't have a motivation problem; you have a decision one

Episode Description
Everybody wants the exact steps. The perfect app, the morning routine, the cold plunge. I've watched productivity hacks come and go for 20 years, and most of them don't move the needle.
The people who look disciplined aren't straining harder than you. They've arranged their days so they face fewer fights. That's it.
Today I'm walking through what the science says about willpower, habits, procrastination, and that phone sitting next to you. Then I'll give you the four things productivity really comes down to. Stop hunting for the hack and build a setup that carries you.
Featured Story
Twenty years ago, I came into this world right in the Four Hour Work Week era, an original laptop lifestyle guy. But I never sat down and decided to build a freedom lifestyle. My wife had passed away. When you go through a disruption that big, you get quantum change.
My change was this. I just didn't want to go back to doing it the other way. So I said, okay, let's do it this way, and I went after it.
What I've learned since is that freedom without structure falls apart fast. The freedom I wanted only worked once I built a setup to carry it.
Important Points
Willpower isn't a tank that runs dry. Disciplined people arrange their days so they face fewer temptations to fight.
Missing one day won't break a habit. Missing a week will. Get a little done every single day, and you'll keep rolling.
Procrastination is an emotion problem, not a time problem. Fix how the task makes you feel, and the calendar follows.
Memorable Quotes
People with strong self-control don't resist harder. They just arrange their days to have fewer fights. That's it.
Willpower is your friend who shows up to make you do things you don't want to do. As soon as it stops you, it leaves.
You're not putting it off because you're lazy or disorganized. You're avoiding how the task makes you feel inside.
Scott's Three-Step Approach
Get clear on why the work matters to you, because valuing the work beats chasing your passion every single time.
Build structure around that work by deciding in advance: at 8 a.m. I open this file, and I do this task, no debate.
Protect that time by putting your phone in another room, so willpower never has to show up and fight on your behalf.
