  • SYS 015: Hiring the Right People Step 4: Interview Anyone in 2.5 Minutes

In this episode of SYS Hiring the Right People, Steve talks about how you can interview ANYONE in just 2 and a half minutes!

    KEY TAKEAWAYS

    • When you are trying to narrow down candidates you just want to know if this is the sort of person you want to work with, can they communicate and if they present themselves well, you can do all of this in 2.5 minutes.

  • You want to eliminate anyone who isn’t happy to do a video interview, if you are hiring someone to work remotely for you then you need to be able to communicate via video, so you need them to be comfortable and confident with this medium.

  • All you need to do is create your own video with your questions, ask them to video themselves answering these in 5 minutes, then just listen at double speed- there you have it, you are interviewing someone in 2.5 minutes!
  •

    BEST MOMENTS

“This is an absolute game changer when you’re trying to sift through that final shortlist”

     “Recruitment is about elimination”

“This is a chance for even people who may get nervous in a live interview situation to actually shine and perform at their best”

    ABOUT THE HOST

Steve used to be a slave to his business but when he moved to Sweden in 2015, he was forced to change the way he worked. He switched to running his businesses remotely and after totally nailing this concept he decided to spend his time helping other small business owners do the same. Steve’s been investing in property since 2002, has a degree in Computing, and worked as a doctor in the NHS before quitting to focus full-time on sharing his systems and outsourcing Methodology with the world. He now lives in Sweden and runs his UK-based businesses remotely with the help of his team of Filipino and UK-based Virtual Assistants.

  • SYS 014: Hiring the Right People Step 3: Test Task

In this episode of SYS Hiring the Right People, Steve talks about the test task you can set your applicants so that you can objectively measure their skill set. Creating and setting a task in this way means you can save both time, money and investment on someone, who ultimately, is unable to do the job you want to hire them for.

    KEY TAKEAWAYS

    • When thinking of the task to set make sure it’s short and simple. Half an hour is the perfect length of time, it’s not supposed to be a barrier or a way to get ‘free work’ done.

  • Remember you are checking they are able to do the type of work you would hire them for, in a timely manner with a high level of detail, accuracy and that they can deliver it in the specific way you asked them.

  • It will take a bit of time to create the test in the first instance but you can then use the same test time and time again with future applicants.

  • SYS 013: Hiring the Right People Step 2: Process any Number of Job Applicants in Less Than 10 Minutes

In this episode of SYS Hiring the Right People, Steve talks about how you can process any number of applicants down to a shortlist in a matter of minutes!

    KEY TAKEAWAYS

    • You could spend days sifting through applicants and still miss the gems. Using a applicant funnel form (eg via google docs) can save you so much valuable time. Once your applicants have filled in your form, you can then export the data to a spreadsheet then filter and sort accordingly!

  • All your questions bar one will be numerical or yes/no which makes filtering out and sorting to meet your criteria simple and easy. However, for your one long-form question you will need to use the app grammarly, which will give you a score on how good their grammar is as well as any errors. It’s an objective way to score applicants on their written English.

  • SYS 012: Hiring The Right People Step 1.5 Create a Recruitment Funnel to Find the Perfect Person

In this episode of SYS Hiring the Right People, Steve talks about how you can create and use a recruitment funnel to find the right person for the right role in your business.

    KEY TAKEAWAYS

    • Using a recruitment funnel means you can cast your net wide and give yourself the best chance of finding the right person for your business. Doing it in a systemised way means you can whittle down and create a shortlist in a matter of minutes rather than spending wasted hours going through CVs and application forms.

  • You don’t want to limit the amount of applications, you want everyone who wants to apply to apply. You can then adjust your criteria so you reduce it down to the amount of people you want to actually choose from. You can process as many people as you want when you use this technique as you can increase or lower the ‘bar’ depending on the calibre of applicants that apply.

  • All questions on the form Steve creates are drop downs of tick boxes but he always includes one long form question, to ensure that the applicant can converse in written English to a standard he is happy with and can follow simple instructions.

  • SYS 011: Hiring The Right People Step 1- Create the Perfect Job Posting

In the first deep dive episode of SYS Hiring the Right People, Steve talks about how you can create the perfect job posting, to attract the right type of candidate for the job and your business.

    KEY TAKEAWAYS

    • When you are putting up a job posting it’s so important to remember that you are in competition with everyone else out there who are also looking to hire. How can you make yourself stand out?

  • When thinking about the role you are hiring for, what kind of person will work for that role? Do you need to appeal to an extrovert or an introvert for example? Also spend some time considering what level of experience you want. Make all of this very clear in the job description.

  • Start your job posting with an eye-catching title and some detail on why the candidate would want to work for you and your business.

  • When talking about the role, provide some context of how it fits within the business, the part it plays and the value it adds.

  •

    BEST MOMENTS

“Most business owners should start with hiring an introvert, someone who is detail oriented admin person firs,t as that’s often where you can save the biggest amount of time”

  • SYS 010: How to Hire the Right People

How do you go from having poor staff retention and success rates to finding the right people, for the right job who produce great work and want to stay working with you for the long-term?

Welcome to the first in the Hiring the Right People Systemize Your Success mini-series!

Learn everything you need to know about getting the right people in your business by listening into each episode in the series, where Steve deep-dives into the system you can use to consistently get the right people in the right roles!

    KEY TAKEAWAYS

    • If you are unsure which tasks you will want to be asking your new employee to do you can quickly and easily figure this out by making a note of each task you do each day and how long it takes you. Anything that you know well or is taking you a long time you should try and outsource.

  • You then need to write a job description/profile that will want people to work for you. Think about the kind of person you want and what you can offer them to make yourself stand out.

  • To save yourself time and to ensure you are starting with the right kind of people to begin with you can create a ‘recruitment application funnel’. One way to do this is by coming up with a list of eliminations questions that you ask each candidate to answer. This will give you a good shortlist. You can then whittle these candidates down further by asking them to do a task related to the job you are hiring for.

  • After these two tasks, you should have a good amount of the right type of candidate who you can then ask to do a video interview, answering set questions you give to them. This is a good way to see the candidate in their own environment, you can then grade them as objectively as possible. You can then have your final list and ask people for a live interview where you can find out more about them and their aspirations.

  • If you are still unsure after the live interviews, you can offer candidates a paid task, to see who is best at the job you are actually hiring for, to check they can do more than just follow instructions and if they will be a great fit for your company before all the investment of time and money for onboarding them into the company.

  • Onboarding is just as important in small companies as big ones but often isn’t prioritised. If you can show you are professional and a great company to work for you will have more invested employees who produce great work for you.

  • The work does not stop here. Ensure you have a structured way of keeping in touch, managing and coaching your new employee so you can make them feel valued as well as ensure they are developing and producing high-quality work for you.

  •

    BEST MOMENTS

“When you take someone new into your company you want to start that relationship on a really good note, you want them to think this is the type of company they want to work for”

“Make sure that person is skilling up to become an even more valuable member of the team”

  • SYS 009: GDPR and Privacy, your questions answered - Interview with Punit Bhatia

In this episode Steve interviews GDPR and  privacy expert, author, podcaster and data privacy consultant Punit Bhatia.

They discuss GDPR in depth, attempting to demystify some of the misconceptions and help any business owners listening understand and know what they should be doing.

    KEY TAKEAWAYS

    • When Punit was looking to change careers, he knew he wanted to go into something in the regulatory space. When he began to research opportunities, he heard about a project which was sold to him as ‘systems’ but was actually around GDPR, he hasn’t looked back since and has gone on to write four books about GDPR.

  • Often smaller business do not realise the importance of GDPR. It’s just as legally important as taxes, and audit of your business can happen at any time. Not being compliant and taking it seriously could put you out of business.

  • You need to be aware of GDPR even if you are just starting out with a website, particularly your privacy statement and what data you are collecting. It is worth investing some time in researching the steps you need to take, such as following Punit’s 12 steps to being GDPR compliant or doing one of Punit’s free courses.

  • When using freelancers, whether they are in or outside of the EU, it’s important to set up a contract around data processing, to ensure they are compliant. You, the company collecting the data, are liable for any breeches but if you can prove you have a solid contract this can help protect you.

  • Other ways of protecting yourself when using freelancers, particularly when outside of the EU, is using a VPN, allowing them read only access to sensitive data on a drive or keeping the tasks that require sensitive data to remain in-house rather than being outsourced.

  • Sometimes it’s not just about taking GDPR and legalities into consideration. When collecting information about someone, for instance from social media, ask yourself what are you doing with that information, is it ethical?

  • Just because someone is on your mailing list, that doesn’t mean every email you send out should go to them. You could limit the emails that go to everyone and ask people to ‘opt in’ to emails for certain campaigns. This serves three purposes 1. You are less likely to irritate customers with lots of unnecessary emails 2. You get a more fine-tuned list of potential clients for each campaign 3. It helps protect you in terms of GDPR.

  • SYS 008: Managing, Delegating and Operationally Developing a Remote Team

In this episode of systemize your success, Steve talks about how to manage a remote team, delegate your tasks effectively, how to avoid pushback and how to get your team to develop your operation manuals for you.

    KEY TAKEAWAYS

    • When you are working with people remotely, having a really good task management system in place can be the difference between chaos and success. It doesn’t matter what app you are using but it needs to work for you and meet your needs. Steve recommends the task manager Asana, as the free version still has great functionality.

  • Avoid using emails or instant messengers to assign tasks as you cannot easily share what is happening with others. It can also get quite incoherent and confusing very quickly.

  • How you approach asking a freelancer/VA/contractor how they do their tasks for you is a delicate thing. You do not want them to think you are asking because you are going to stop working with them, but you also need this information to protect your business. One way to do this is to sell it to them, by pointing out without documenting it they will not be able to take holiday or progress.

  • Steve and his company use the Didact framework to create systems easily and quickly for great results. For your free version go to http://bit.ly/sys-006

  • SYS 007: The Disruptive Entrepreneur – Interview with Rob Moore

Steve was at a pivotal moment in his life when he read the book Life Leverage by Rob Moore. This opened up his eyes to what business could be like when you don't do everything yourself.
It set him on a path that led to him founding the Systems and Outsourcing Company and ultimately this podcast. This is why it is such a great privilege for him to interview Rob today.

Rob went from being heavily in debt in his 20’s, to a self-made millionaire by the age of 31! As well as a business owner Rob is a best selling author, podcaster, property developer, speaker and more!

Rob and Steve discuss criticism, mindset, self-worth and the power of outsourcing in this eye-opening and inspiring episode.

    KEY TAKEAWAYS

    • Rob’s mission is to change the way people think about business and he aims to support people around the globe through the Rob Moore Foundation, helping young and underprivileged entrepreneurs and start-ups and small established businesses to gain valuable support, investment and mentorship from some of the best in the business.

  • Rob’s book, Life Leverage, came at a crossroads in Steve’s life and it is what led him to where he is today, launching his own company and helping others learn the benefits of using outsourcers, creating systems and how having a great mindset is key to success in business.

  • It’s easy to fall into the trap of thinking you have only been productive if you have been busy. But that isn’t the case, it’s far more beneficial for you to focus on your key result areas or income-generating tasks and make way on those, then outsource the admin and other tasks to others, whether that be actual outsourcers or employees.

  • You have to let go to grow. It’s a false economy saving on paying salaries as when you have someone to do those other tasks you can focus on the ones that will make you grow and make you money!

  • If you have a vision that is greater than you, then you will be able to push through the challenges along the way to achieving that vision. You can endure the difficult issues and problems in the short term because you know where you are heading.

  • People can do the tasks you are doing better than you. People can do it cheaper than you, people like doing it more than you. Then you’re free to do the things you’re good at, the high value tasks.

  • It’s easy to be intimidated by people who are further in their journey than you or who are better at something that you. But that doesn’t make them better than you. We are all human, we are all equal, we just have differences and we all have our own 'wealth' in some form.
  •

    BEST MOMENTS

“We should never let the menial get in way of the meaningful”

“That vision transcends me, it transcends my country, even transcends the globe maybe one day. I’m therefore more enduring of short term issues and problems”

“Go burn yourself, then you won’t do it again…The best way to learn is to make the mistake”

“That comment is not a reflections of me, it’s a reflection of them”

"We were probably more equal in a tribe because we all relied on one another"

“Success means being useful in society”
