The Hard Way With Joe De Sena

Andy Stumpf's BUD/S class started with 180 students. 18 graduated. As a BUD/S instructor years later, he got to do something most SEALs never do: sit down with the hundreds who quit and ask them why. The answer was almost always the same. Joe De Sena talks with Andy, a retired SEAL Team Six operator who was shot during a 2005 deployment, spent eighteen months rehabbing neuropathic nerve damage, and went on to fly charter jets, jump professionally, open a Black Rifle Coffee outpost in Montana, and write the book Drown Proof. This episode breaks down why the students who quit SEAL training all collapsed the same way, what the difference is between telling someone a run is four miles and telling them to run until you say stop, and why momentum matters more than knowing exactly where you are headed. Things You Will Learn:

1. The single pattern that appeared in nearly every SEAL training dropout, and why it applies to any goal you have set and abandoned.
2. Why starting to move matters more than knowing exactly where you are going.
3. What changes when you shift from macro goals to micro execution under pressure.

Tools & Frameworks Covered:

1. Momentum Over Azimuth: Start moving before you have a perfect plan. Paralysis comes from needing the destination to be clear before taking the first step. Movement creates clarity. Stillness creates doubt.
2. Macro Goal, Micro Living: Set the big target, then forget it. Shrink your world to the next step, the next hill, the next rep. The students who quit SEAL training all failed the same way: their view of time expanded until the distance between where they stood and the finish overwhelmed them.
3. Ask for Help as Strength: The toughest people Stumpf has known all share one trait: when they hit the limit of their knowledge, they find an expert. When they are struggling, they ask. Nobody can read your mind. Until you ask, the people who care about you cannot help you.

Andy served ten deployments as a SEAL Team Six operator. In 2005, he was shot during a mission, suffered neuropathic nerve damage, and spent eighteen months rehabbing as a BUD/S instructor, where he studied why the vast majority of candidates quit on their lifelong goals. Andy got commissioned as an officer without a college degree, finished his career on a West Coast team, and went on to fly charter jets, jump professionally, teach skydiving, launch a nine-year podcast, and open a Black Rifle Coffee outpost in Kalispell, Montana. Richard Baker raised $700 million in February 2021 and burned through it in three years. Adam Weitsman served time in federal prison, lost his ego, and rebuilt his business with a level of discipline he did not have before. In this episode of The Hard Way, Joe De Sena sits down with both entrepreneurs to break down what really separates the people who survive in business from the ones who fold. Richard shares his "zoo bears vs. jungle bears" framework: the era of safe corporate jobs is changing, and entrepreneurs need to learn how to live on what they kill. Adam explains why he checks an entrepreneur's social media before hearing their pitch, because lifestyle often reveals work ethic faster than a slide deck. They cover capital as both a lifeline and a curse, why Adam runs on three hours of sleep while Richard protects his eight, what failure teaches you, and what they will be looking for when founders pitch live at the Baker House Challenge at Cornell University on August 29. Things You Will Learn

1. Why Richard believes the world is moving from "zoo bears" to "jungle bears," and what that means for the next generation of entrepreneurs.
2. Why Adam looks at how founders live before he listens to what they pitch.
3. How capital can either fuel growth or make a business sloppy.
4. Why discipline, resilience, and execution matter more than having a good idea.
5. What separates entrepreneurs who can take a hit from those who quit when things get hard.

Tools & Frameworks Covered

1. Zoo Bears vs. Jungle Bearsa. Corporate life trains people to perform for safety. Entrepreneurship forces people to hunt, adapt, and survive on their own.
2. Fail Small, Win Biga. Richard's approach is to risk as little personal capital as possible, keep failures small, and scale the wins when they come.
3. Social Media Audita. Adam checks how entrepreneurs live before he evaluates their pitch. If their lifestyle does not match their claimed work ethic, that tells him everything.

He raised $700 million in February 2021 and has built his career on a philosophy of using as little personal capital as possible: failing small and winning big. He spent 17 years working alongside his father, learning the business through daily questions from the age of 12. He is the founder of Baker House, a community and platform designed to connect, mentor, and support the next generation of entrepreneurs. The Baker House Challenge at Cornell University on August 29 brings together founders to pitch, compete, and learn. Adam Weitsman is an entrepreneur based in upstate New York operating in an industrial, cyclical business. After going to federal prison in his early 30s, he rebuilt his career and his discipline from scratch: structured time management, deep involvement in every decision, and a work ethic that runs on three hours of sleep. Adam evaluates entrepreneurs by checking how they live before listening to what they pitch, and has been active in pre-seed investing for early-stage founders. Joe McConaughy was a college miler who had never raced anything longer than a mile when he Googled "run the Pacific Crest Trail" at 22 years old. 53 days and 2,600 miles later, he held the speed record. Joe De Sena sits down with Joe, a trail runner, coach, race director, and new dad, to break down what actually happens to your body and mind past day 40 of a multi-day speed record, why he spent the final 15 days running on a peg leg after his ankle lost function, and the hallucination at the top of Mount Whitney where an imaginary man named Andre offered to take his watch and finish the record for him. They cover the 50-to-90-percent grind zone where every race is won or lost, how an invisible competitor on a GPS tracker squeezed a stronger finish out of McConaughy than any training block ever could, and why he calls ultra running a silly, selfish sport. Things You Will Learn:

1. Why the middle of every race, from a 5K to a 2,600-mile record attempt, is where performance is decided.
2. Why a D1 college miler with zero ultra experience set a 2,600-mile speed record at 22 and what broke along the way.
3. The differences among short, medium, and long multi-day efforts, and how sleep strategy changes for each.

Tools & Frameworks Covered:

1. The 50–90% Grind Zone: Between halfway and 90% of any race distance, you will believe it is impossible or that it will never end. Expect it. Plan for it. Push through it.
2. Internal vs. External Activation" Ninety percent of an ultra is you against yourself. The remaining 10% can unlock performance you cannot access alone. Build external pressure into your race plan.
3. Miles Over Smiles / Smiles Over Miles: The grind is real. The suffering is real. But if the process does not fill your cup on the other side, you will not keep showing up long enough to get good.

Mike Sarraille served 20 years in special operations as a Recon Marine, scout sniper, Navy SEAL, and troop commander in Delta Force. He graduated number one out of three hundred in Marine boot camp, fought in some of the worst firefights of the Iraq War, and broke four world records skydiving across seven continents in under seven days. Then he started a company. Joe De Sena sits down with Mike to hear why he says building a business with no budget and no guaranteed resources is harder than anything he faced in combat, how he scaled a data center staffing company from fifty employees to five hundred in eighteen months, and what the tier-one military teaches about team performance that most corporate leaders get wrong. Things You Will Learn:

1. Why a Delta Force troop commander says entrepreneurship tested him more than combat, and what specific skills transferred and which did not.
2. The difference between warfighters and warriors, and why combining both creates the leaders people actually follow.
3. Why productive conflict inside a high-performing team is the system itself, not a sign that something is broken.

Tools & Frameworks Covered:

1. Shared Hardship Bonding: Psychology shows that teams bonded through shared adversity build trust that cannot be replicated through offsites or team dinners. Find controlled hardship your team can experience together.
2. Iron Sharpens Iron Selection: Always find a group where you are the underperformer. Clear the bar they hold as the standard. Then find the next group above that.
3. Conflict as Operating System: High-performing teams fight over ideas constantly. The mission prevails, not individual egos. If everyone agrees all the time, the team is underperforming.

Only twenty people have finished the Barkley Marathons in forty years. John Kelly has finished it twice. But between those two finishes, he quit from first place after two loops because he already knew what the remaining sixty hours would cost, and it did not seem worth it. Joe De Sena sits down with John, an ultra runner who has covered 260 miles through January storms on the Pennine Way, chased the Appalachian Trail speed record for 1,900 miles before injury stopped him 300 miles short, and built an altitude chamber in his home office to fix the one weakness his body refused to train away. They break down the difference between short-race decay and ultra-distance recovery cycles, why the sunk-cost fallacy can actually keep you alive past mile eighty, and how Kelly applied the resilience he built through running when Hurricane Helene destroyed his community. Things You Will Learn:

1. The difference between short-race decay and ultra-distance low points and why confusing them causes most DNFs.
2. Why the runner who quit from first place at the hardest race on earth came back and finished it two more times.
3. A three-part framework for pushing through collapse: zoom out, zoom in, and treat the low point as the lesson.

Tools & Frameworks Covered:

1. Zoom Out / Zoom In: When you hit a low, zoom out to remember everything you invested and why quitting now would waste it. Then zoom in to the next step, the next hill, the next aid station. Toggle between the two as needed.
2. Voluntary Artificial Adversity: Deliberately choose controlled suffering in training and racing so that when real adversity arrives, the resilience muscle is already trained.
3. Reframe the Goal After First Success: Once you have proven you can finish, shift the motivation from "Can I do this?" to "How much can I learn about myself?"

In 2024, he became only the second person ever to finish Barkley three times, proving elite performance doesn't require a full-time athlete lifestyle. A Marine officer, professional MMA fighter, and jiu-jitsu practitioner came home from his third combat deployment in Mosul and sat down at a table with a loaded Glock. His mother called his phone at the exact second he began to pull the trigger. Joe De Sena sits down with Lee Stuckey, founder of America's Heroes Enjoying Recreation Outdoors (AHERO), a nonprofit that has served over 13,000 veterans and stopped more than 600 suicides in 16 years. Lee breaks down how he rebuilt after nearly taking his own life, why he swapped every toxic relationship in his circle for someone healthy, and how a four-pillar framework became the structure that holds his life together. Things You Will Learn:

1. Why controlling your environment and your circle changes your trajectory faster than willpower alone.
2. The four-pillar framework Lee Stuckey uses to audit his physical, financial, emotional, and spiritual health every week.
3. What a one-for-one relationship swap looks like and why it forces accountability into your daily life.

Tools & Frameworks Covered:

1. One-for-One Swap: Remove one parasitic or toxic relationship and deliberately replace it with someone who helps you grow across four pillars.
2. Four-Pillar Weekly Audit: Physical, financial, emotional, spiritual. Sit down weekly with your family or team and assess each one. Get 1% better daily with a deliberate plan.
3. CEO Family Meeting: Block your calendar for family first. Let your spouse fill priority dates before anyone else gets access. Structure your household like a mission.

Ninety-four 100-mile races finished. 14 DNFs. A bartending shift that turned into a Red Bull sponsorship. Karl Meltzer, known as the "Speedgoat," sits down with Joe De Sena to talk about what it actually takes to keep showing up to the start line at 58 years old. They break down his mental strategy for surviving the darkest hours of a hundred-miler, the races he dropped out of, why 11 of his 14 DNFs were mental, and what that taught him about headspace. Karl walks through the three non-negotiables he gives anyone who wants to stay in the game: get outside every day, build a routine you protect, and keep moving even when the first ten minutes fight you. Things You Will Learn:

1. A single-word mental reset that keeps you moving when everything in your body says quit.
2. Why most DNFs are mental, not physical and what that means for your own breaking points.
3. The three daily non-negotiables that sustain performance across decades, not just seasons.

Tools & Frameworks Covered:

1. The Blink Reset: When suffering peaks, compress your timeline. Tomorrow at this time, you will be done. That reframe keeps your legs moving now.
2. Headspace Audit: If your mind is checked out before the start line, the race is already lost. Identify whether the resistance is physical or mental before you act on it.
3. Three-Point Daily Standard: Get outside. Protect your routine. Start moving even when the first ten minutes resist you. Consistency across years beats intensity across weeks.

A Stanford professor who has spent 27 years studying how opportunity works says the device in your pocket is destroying your luck. Tina Seelig, PhD in neuroscience, builder of Stanford's entrepreneurship center, and author of What I Wish I Knew About Luck, sits down with Joe De Sena to break apart the difference between fortune and luck. Tina explains why saying hello to a stranger in line has launched friendships, businesses, and marriages. She also shares the story of a thank-you letter that was read at a professor's funeral 20 years after it was written, and talks about the time she was caught acting as a corporate spy because she had never defined her own values. Things You Will Learn:

1. The difference between fortune and luck, and where your agency actually lives.
2. Why a sincere thank you is the shortest distance to unlocking new opportunity.
3. What happens to your decision-making when you skip defining your core values.

Tools & Frameworks Covered:

1. Luck vs. Fortune Distinction: Fortune is what happens to you. Luck is what you build through decisions, energy, and engagement.
2. The Anti-Luck Device Test: If you walk through your day with headphones in and eyes on a screen, you are closing doors you will never know existed.
3. Gratitude as a Compounding Asset: A sincere thank you reopens closed loops, rebuilds bridges, and creates opportunities that transactional networking never will.

Joel Del Rosario enlisted in the Marine Corps in 2005 because a girl asked him to. She left him with a Dear John letter while he was deployed to Iraq. Then an IED nearly killed him. His mother received an incorrect killed-in-action notification and believed her son was dead for 24 hours. When Joel came to after the blast, shrapnel in his body and a traumatic brain injury that erased most of his memories, he was not relieved. He was angry that he survived. That disgust with his own reaction became the turning point. He chose ownership. Nobody forced him to enlist. That was his decision. And from that moment, he committed to 21 years of service instead of coasting to the exit. Joe De Sena sits down with Joel to talk about growing up in the Dominican Republic, a tough Latina single mother in Providence, the blast that rewired his brain, and the law-enforcement fitness mission he now runs alongside his wife, Rebecca, through Iron Stronghold LLC and MCHN. Things You Will Learn:

1. Why taking ownership of a bad decision matters more than the decision itself.
2. The difference between surviving hardship and choosing to build from it.
3. A simple daily framework for building mental toughness without needing a traumatic event.

Tools & Frameworks Covered:

1. Daily Hard Thing Protocol: Pick one hard thing each day and do it. Hard is relative. Consistency compounds.
2. Ownership After the Blast: Stop blaming the circumstance. You made the choice. Now make the next one count.

Spartan Race started as an idea written on a napkin during a financial crisis. No business plan. Limited money. No guarantee any of it would work. Brian Duncanson, one of the original architects behind Spartan, sits down with Joe De Sena to walk through the real origin story: a meeting in Hartford in December 2009, the decision to fire before aiming, and a ragtag team that turned mud and barbed wire into a global brand operating in 45 countries. They break down the Fenway Stadium gamble Joe did not want to take, the pandemic pivot that forced DECA into a box, and why the strongest ideas at Spartan came when resources were thinnest. Brian also introduces his book, Becoming Spartan: Leveraging Friction to Forge, Scale, and Outlast, and explains what seventeen years of building under pressure taught him about action, constraint, and the 1% daily grind. Things You Will Learn:

1. Why the strongest business innovations at Spartan came from resource constraints rather than abundance.
2. The fire-ready-aim approach that turned a napkin sketch into a global endurance brand during a financial crisis.
3. What breaking a massive goal into checkpoint-sized commitments does for focus, execution, and follow-through.

Tools & Frameworks Covered:

1. Two Bike Math: When you lose a resource, the team that adapts fastest wins. Constraint forces innovation you would never find in comfort.
2. Fire Ready Aim: Stop planning. Launch small. Test in the market. Adjust under pressure. The plan improves only after contact with reality.
3. Checkpoint Navigation: Break the hundred-mile goal into five-mile segments. Solve the first one. Then move to the next. Momentum compounds.
