We asked 800 leaders one question. What's actually hard about leadership right now? The answers were so good we decided to answer them live. No prep. No script. Em fires the questions, and I get two minutes on each. These are real questions from real leaders in our free Skool community, the No Bullsh!t Leadership Hub (https://www.skool.com/nblh). 16 questions, 16 answers. And every one of them comes back to the same thing: whether your team can perform without you. If your team faced a major challenge today and you weren't available, would they solve it? If the answer is "no", the issue might not be their capability. It might be your lack of leadership. Every time you step in, you rob them of a rep they needed. In this episode: 1. Are we building resilient teams, or creating dependence by stepping in too quickly? 2. I've gone from leading 14 people to 70. How do I let go of work I think I need to control? 3. Doing the task myself tells me if the workload griping is fair. Or am I rationalising dipping down? 4. My utilisation target is 92%. How do I defend leadership time in a billable hours culture? 5. I had to let a new hire go and it took an emotional toll on me. Does this ever get easier? 12. An employee used company systems for personal gain. The investigation will take months. What now? 13. We had a death at work. What can I actually do to help my people through it? 14. Do I push my team to use AI now, or wait for the tools to mature? 15. Four weeks acting up. Does that deserve a pay bump, or is the opportunity enough? 16. They hired an external into a role I'd been acting in. That person failed, so they've asked me to fill in again. Somewhere on your team right now there's a person who isn't delivering. You thought of their name before you got to the end of that sentence. Over the next seven days, I'm going to show you they're probably not your problem. They're a symptom of it. This is Day 1 of a seven part series, recut from a live workshop I ran called Stop Rescuing Your Underperformers. One leadership blind spot a day, for seven days. Today it's number one, and it's the big one. Accountability. I've taught this for almost a decade, and if you did nothing else at all, this is the one that lifts team performance more than any other. Here's the part most leaders miss. Every time you step in and do an underperformer's work, every time you make a decision for them, take a meeting yourself, or fix the thing before it goes upstairs, accountability shifts from them to you. So you probably haven't got a person who won't take accountability. You've got a person who doesn't need to. In this episode I walk you through the rescue cycle, the six signs of an accountability vacuum so you can score yourself out of six, and the night at a social function when I found out two teams inside the same bank were building almost exactly the same thing. The overlap number still makes me wince. I also answer two questions that came in live. Christina asks how you get someone to see their failures when they refuse to. Dylan asks how you motivate people with no ambition, who just show up and do enough to get by. Grab a pen. When you have an underperformer on your team, but you haven’t given them specific performance feedback, you're reinforcing their underperformance. They may think that no news is good news, and they don’t need to do anything different. This is Day 2 of a 7-part series, recut from a live workshop I ran called Stop Rescuing Your Underperformers. I’m looking at one leadership blind spot each day. There's a person on your team who isn't delivering, and the premise I’m exploring this week is that they're more likely to be a symptom of the problem, rather than the root cause of it. Underperformers are made. They’re made by the things their leaders do, but can’t see the impact of. Yesterday was about accountability. Today is the one that stops you fixing accountability: can you handle conflict, or is this your blind spot? This one’s tricky, because it hides behind noble virtues. You tell yourself you're being kind. Every time you fill a vacancy, you have to make a choice: do you promote someone from within, who you may know quite well, or take a punt on someone you don’t? Over my corporate career, I made both calls frequently. Sometimes, I got to pat myself on the back for how brilliant I was, but occasionally the resulting hire was so disastrous that I looked like a complete muppet in front of my team (and my boss)! Most leaders have no real way of determining who might be ready for promotion… it’s all guesswork and gut feel. They rely on factors like a confident interview performance, a firm handshake, or a sharp dress sense… and then they’re completely mystified when it doesn't work out.
