Today we’re talking about how to diagnose dysfunction within your team. If something feels off with a team member or you notice a rift among your team, you’ll want to access wisdom that can help you get to the root of the problem. Only then can you address it.

When the culture within your business is off, the underlying cause isn’t always clear. In fact, there could be several different factors at play. Your role is to ensure that one bad day, or even one bad week, doesn’t turn into a bad month or a year. It’s also important to shield your team members from toxic influences.

Clarity is one of the underlying causes for dysfunction. You have to know what you need from your employees. Bringing an employee is great, but you have to know how to direct them. Another related area you need to address is confusion. Your team members should know what success is supposed to look like for them.

Your employees must be clear on your value system—as opposed to doing things their own way. Your team needs to know your core values before they can align with them. Slowing down and creating an environment where people can thrive also helps you avoid dysfunction, especially in a business where things are changing rapidly.

If you’re not measuring success in your business, or you’re measuring too many things, you might miss getting the full picture of how your employee is meeting expectations. Along with this, you must hold your team accountable for producing those results. They should be incentivized to meet your expectations.

The fear of investing in an employee who winds up being the wrong fit (or worse siphoning intellectual property and trade secrets then bails) is a very common stagnating roadblock.

Today’s episode is all about a superpower that you have but probably aren’t even aware of. This is something I call the “feminine edge.” I am fortunate enough to have worked for successful, powerful women who embraced their femininity in their leadership roles and weren’t trying to emulate their male colleagues. From their outfits to their communication styles, these women were true to themselves.

If you are lucky enough to also have had similar role models, you can see that we don’t have to show up in business and conform to the traditional masculine way of doing things. Leaning into your feminine traits can allow you to utilize the skills you already have. As women, we are fierce in the business world, and more often than not, we are high achievers.

Our feminine edge consists of things like our communication skills, our instincts, our intuition, and our empathy. When you realize that building meaningful interpersonal relationships is a huge cornerstone in achieving your goals, you will be astounded by how many skills you already possess that will support you in doing just that.

Recognize your value as a woman and lead with your curiosity. Your feminine edge makes you excellent at negotiations, garnering support, and enrolling people in your vision, all of which are important parts of building relationships in business. Things that come naturally to you will support you on your journey if you embrace them.

You don’t have to behave in a masculine way, subscribe to hustle culture, or follow somebody else’s direction of success. Create your own path. Lean into your empathy, emotions, and vulnerability and allow it to guide you. Know your value and stand up for it. That is the feminine edge.

Recently, I sat down with two KLC Academy rockstars Allyson Reynolds and Olivia (Liv) Taylor. Allyson is an NP, and owner of OM Med Spa in Boise, Idaho, while Liv is the practice manager. We’ll discuss how Allyson went from solopreneur to ultimately hiring Liv and how it has impacted her business in the most positive ways.

Creating a strong team is the key to expanding your business. For years, Allyson struggled with worries that she would hire someone who didn’t love the business. She found it difficult to envision someone else making the decisions, but realized these narratives only serve to keep owners stuck running the show and leaving no opportunities for growth.

Liv’s education and work experience make her an excellent manager for Allyson to lean on. She has a double major in HR Management and Business Administration, and the know-how to get the job done. But what’s really remarkable is Liv’s character, her passion for the industry, respect for the work, and excitement to be part of the team.

Allyson wrote a love letter to her potential manager before hiring Liv. Liv was an existing client, so Allyson knew Liv was familiar with and connected to the culture at OM. When Allyson realized Liv could fit the bill for the type of person she wanted to manage her business and their philosophies aligned, she brought her on.

Allyson describes hiring Liv as life changing. Allyson worries less, knowing her businesses day-to-day tasks are taken care of with the utmost competence. They are able to learn from each other and fill in each other’s knowledge gaps. The business is now fully staffed for the first time in eight years, letting Allyson direct her focus to where she really wants it to be.

What does it really take to grow your business? Many entrepreneurs will tell you they started their business to pursue their passions or experience being self-employed, but along the way, they’ve found great success. Now, they’re inside an ecosystem of people who need them—and they’re trapped in an overbooked schedule.

Managing and building a team, overseeing inventory, business development, marketing, and looking after the financial health of your business can leave you feeling less than your best in the other areas of your life. Making an elegant shift in approach is necessary if you want to find the balance between both.

There is a difference between a lifestyle business and a scalable business. A lifestyle business, as an entity, doesn’t have life without you there. A scalable business generates income without your constant input. The truth is it can be a tedious process to implement the right systems to get your business to a scalable place.

It all starts with reimagining your business, and that doesn’t start with referring to old books from 1945. What you really need is the right guidance from sources that understand what it’s like to build your business as a woman. You also have to be willing to venture outside of your comfort zone and deliver the resources your business needs to function on its own.

Growing and scaling your business is an inside job, so you have to start by upleveling the way you think. This is the real cost of growth. Simply “working harder” won’t get you to where you want to go. Remember what your mission is and focus on making the sometimes uncomfortable decisions you know will get you there.

Summertime is a slow-down period for many businesses. It’s time to take advantage of opportunities for self-care, doubling down on training, and investing in infrastructure. This has me reflecting on how every season brings a unique energy to it. How do we lead through all of the ups and downs, from when business is good and things feel easy, to the more challenging times?

One of the top aspects to examine about your leadership is your unconscious beliefs. Many of us, myself included, are high achievers. As the business owner, it’s easy to feel like the business should be totally figured out before we bring on team members, but we forget that leadership does not mean doing everything on your own.

Most joyously fulfilled leaders are the ones who have really dialed in on the concept of being a coach to their team members. As you build your business, you can guide your team to embody the core values and mission of the business. This is how great leaders help their business become a self-led company.

Part of being a great leader is attracting and bringing in great people. The best way to do this is to invest in your own coaching. You can learn coaching by being coached by someone you respect and admire. It’s a practice that you learn by being taught and then working on it yourself daily. You can only bring in top performers if you invest in learning how to navigate the leadership of top performers.

Develop better personal habits and lead by example. Whether it be boundaries, nutrition, exercise, or schedule optimization, the work that you do contributes to your own growth and your team will see that. The most important thing to remember is to lead by example, not by instruction.

As leaders and business owners, it is our desire to inspire others as they join our shared vision and move toward our goals in alignment. That is why today I want to share with you my best practices for incentivizing team members. I believe there is a fundamental misunderstanding about the difference between motivating and incentivizing.

The difference between motivation and incentive is where the drive or influence is coming from. An incentive is a reward for achieving a result, and the forces are external. Motivation is a general desire or willingness of someone to do something. An individual who is truly motivated will have an intrinsic drive to do something based on their own values.

The common mistakes I see from business owners include making the hiring process completely transactional, overpaying new hires upfront (killing growth potential), and assuming money is the top motivator for everyone (which recent studies have shown is not the case).

The best practices I recommend start with hiring intrapreneurs, who are naturally, intrinsically motivated. Make a conscious effort to learn your team members' key drivers so you can understand them better. It is crucially important to also differentiate your offers so that they reflect the values of the individual. Create a compensation package that matches the human being to the results you want to see in that role.

Remember, potential hires buy into the value of the opportunity you put before them. Find a way to offer them what they truly want. You will find that these individuals will go above and beyond, and do so willingly. Show up for your team and do the little things some other business owners aren’t willing to do.

If you want to bring the right people into your business and create a thriving team, it’s critical to think strategically. Employee needs have evolved, and money motivation isn’t the only factor for potential hires. Things have changed, and what these individuals want is more complex. If employee needs have evolved, your hiring practices should, too.

I recently engaged in an exercise where I wrote out my own “hiring story.” It includes how it affects me and the struggles that accompany it. It struck me that my hiring story was completely out of alignment with what I value and how I want to perceive the hiring process.

I totally get it—the hiring process is fraught with uncertainty and disappointment. You should expect it to be challenging. Hiring is like playing the lottery: you have to keep on playing if you ever want to win. If your preconceptions about hiring are negative, this is going to impact the type of people you attract to your business.

Your marketing strategy needs to be better than just reaching out to fill the holes. You need to offer more than compensation. Look to hire people, not positions. There is value in the qualities someone brings to the role you want to fill. Hire “intrapreneurs” instead of employees, because they will think independently and be driven by results to get things done instead of simply working for a paycheck.

When you view this process differently, you will feel empowered by the opportunity to mentor and inspire others. I’ve realized hiring, firing, and team building is all part of the growth journey and my purpose on this earth. Create new strategies and adjust your mindset. Learn to adapt your hiring story so it aligns with your vision and supports the process.

And it wasn’t until I started working intimately as a coach with female business owners that I realized that many of these pain-staking hurdles I had endured at certain points in my entrepreneurial journey were not just common, but widely experienced.
